<h3>Study and plan around natural rhythms to increase results</h3>The year is moving quickly. Summer is here. &nbsp;We have time seasons that serve as natural milestones: a chance to pause, inventory where you are, reflect on where you want to go, and plan what’s needed to make the most of the season ahead. Whether you have kids or not, summer shifts the rhythm. Schedules change, energy shifts, and the structure that worked in March may not fit in June. This is not a problem. It is an opportunity. Generally, time seasons are consistently felt in June, September, and January. It is a time when a schedule that worked starts to not work as well, productivity that was happening feels glitchy, and stress increases as flow decreases.Years ago, I had the privilege of mentoring under Thomas Leonard, a pioneer of the coaching profession, founder of CoachU and CoachVille. &nbsp;In that time, I had the opportunity to serve with CoachVille as a City Leader. We received amazing training as Thomas passed on his sage and insightful wisdom. He talked about a concept called periodicity: the principle that patterns repeat predictably, and that high performers design around natural cycles instead of fighting them. Periodicity draws from sports science (where athletes use periodization to plan training and competition cycles), the study of circadian rhythms and natural performance patterns (also explored in Daniel Pink’s When: The Scientific Secrets of Perfect Timing), energy management principles (outlined in Jim Loehr and Tony Schwartz’s The Power of Full Engagement), and systems thinking about how energy, focus, and productivity operate in cycles. The idea is simple but powerful: seasons change, and when you map those seasons and design your year around them, you work with the rhythm instead of against it. This article is meant to support that pause, inventory, and planning process to help you maximize your summer by leveraging the principles of periodicity. There is so much to be said about this. There are many variables, but see if this helps to start reflecting and identifying your periodicity.<h3>To leverage periodicity for higher performance, high performers follow these 5 principles:</h3>1. Recognize: Identify the natural cycles that influence energy, focus, and performance The first step in leveraging periodicity is noticing the patterns that already exist. Most people experience their work seasons without ever naming them. They feel the difference between a packed fall and a quiet August, but they don’t map it. They sense when energy is high and when it drags, but they don’t track it. Recognizing periodicity means paying attention to what months feel heavy with opportunity, what times of year feel slower, and what external rhythms (school calendars, fiscal years, weather, industry cycles) shape the pace of work. Your seasons may not match the calendar, but they exist. In doing this with numerous clients, there is always the temptation to chronically feel busy and that “there is no slow time.” &nbsp;You must challenge yourself to study what is happening at that time and what is different, making time fuller. Try to define your seasons of life and work.Look back at the last two years and ask: When did things naturally peak? When did they slow? What external factors influenced those shifts? What internal factors (your energy, focus, or capacity) played a role? Identifying your high seasons (execution, momentum, client activity) and your low seasons (strategic work, learning, reorganization) gives you a framework to design around instead of a vague sense that “summer is always weird.” The more precise you are about your cycles, the more intentional you can be about what you do in each one. This applies not only to time but also to types of clients, projects, or work. Look at mile marker events, hiring, training, backend, and frontend. There are patterns. Try to see them.<ul><li>High-season indicators: increased client activity, more meetings, greater urgency, external deadlines, industry events, and fiscal cycles.</li><li>Low season indicators: Fewer inbound requests, quieter communication, natural lulls in the market, vacation schedules, end of year wind down.</li><li>Energy patterns: Notice when you feel most focused, when work feels easier, when momentum builds naturally, and when effort feels harder for the same output.</li><li>External rhythms: School calendars, fiscal years, industry cycles, weather shifts, and cultural holidays that affect the pace and availability of others. </li><li>Reflection practice: Review the last 12 to 24 months to spot recurring patterns; track activity, energy, and results month by month to see what emerges. </li><li>Study: Reflect on activity and schedules that worked well in different months and seasons. The key is adapting and designing rather than just doing the same thing all the time, regardless of the season.</li></ul>2. Align: Design your schedule, priorities, and goals around those natural rhythms Once you start to see the pattern, align your activities with it. Most people are surprised by the same things every year. July slows down, and they wonder why. December gets chaotic, and they scramble. Budget season hits, and they’re caught off guard. The principle here is simple: if it happens every year at the same time, it’s not a surprise. It’s a known rhythm, and you can design around it. Aligning with periodicity means matching your schedule, priorities, and goals to the season. Use high seasons for execution, momentum, and client-facing work. Use low seasons for infrastructure, learning, strategic planning, and reorganization. Schedule vacations, training, or deep work during times when external demand is naturally lower. Prepare for high seasons in advance so you’re ready when momentum arrives. Budget for predictable slowdowns so you’re not reacting with panic or forcing energy that isn’t there. The goal isn’t to eliminate seasons; it’s to stop being surprised by them and start working with them. (Use a sports calendar as an example and inspiration: pre-season, season, playoffs, championships, off-season rest, off-season training.)<ul><li>Plan vacations and strategic work during low seasons: Use July, August, or December (depending on your industry) for time off, training, or system building. </li><li>Prepare for high seasons in advance: Build pipelines, organize resources, clarify priorities, and set up systems before momentum hits. </li><li>Budget for known slowdowns: Financial planning, resource allocation, and workload expectations should reflect seasonal patterns, not pretend they don’t exist.</li><li>Align team rhythms: If your team’s energy or availability shifts seasonally, design workflows and deadlines that work with that rhythm, not against it. </li><li>Match goals to the season: High energy seasons support execution and delivery; low energy seasons support planning, learning, and strategic thinking. </li></ul>3. Leverage: Use high-energy phases for push and low-energy phases for recovery and strategic work Leveraging periodicity means understanding that different seasons serve different purposes. High energy phases are for execution, momentum, and visible progress. Low energy phases are for recovery, infrastructure, and strategic preparation. Athletes don’t train the same way year-round. They have competition seasons and off-seasons. They push hard during competition and use the off-season to build strength, refine technique, and recover. The same principle applies to work.When energy is high and external demand is strong, lean into execution. When energy is lower and external demand slows, shift to strategic work. Use quiet months to develop new skills, organize systems, study what worked and what didn’t, build your pipeline, update tools or processes, and prepare for the next high season. It’s not downtime. It’s preparation time. What you do when things are quiet determines your performance when things get busy. If you coast in the low season, you’ll struggle when the pace picks up. If you train in the low season, you’ll enter the high season ready, organized, and ahead. (Note: there is also periodicity in days, weeks, and months, but this is looking at more seasonal periodicity that is a month or more type season.)<ul><li>High energy phase activities: Execution, client delivery, momentum building, closing deals, launching projects, meeting deadlines. </li><li>Low energy phase activities: Learning, skill development, system building, pipeline development, process refinement, strategic planning. </li><li>Recovery matters: Low seasons are also for rest, reflection, and recharging so you don’t burn out during high seasons. </li><li>Build capacity in the off-season: Use quiet periods to develop skills, tools, or processes that will increase performance when demand returns. </li><li>Avoid the down or coast trap: When things slow down, it can lead to discouragement, negative mental chatter, or a feeling of scarcity. This is one of the largest reasons to recognize the slow seasons so you can leverage them. Occasionally, people will not feel down but will take it as a welcome break, but not leverage it. This equals coasting. &nbsp;Coasting during slow seasons leads to scrambling during high seasons; strategic preparation creates smooth execution.</li></ul>4. Adapt: Stay flexible and adjust as cycles shift, seasons change, and new patterns emerge This is a bit like throwing spaghetti on the wall. When adjusting things to the season, we are trying to see what might work. It is not about constant change but about design, try, and adjust. Periodicity isn’t static. Seasons shift. Life changes. New patterns emerge. Markets evolve. What worked last year may not work this year. High performers recognize the rhythms, but they also stay flexible enough to adapt when those rhythms change. A new role may shift your high and low seasons. A market change may alter industry cycles. A personal life transition may affect your energy patterns. The principle is to stay aware, notice when patterns shift, and adjust accordingly.Adapting means checking in regularly to ask: Are my seasons still the same? Have my energy patterns shifted? Are there new external rhythms I need to account for? What worked last year that isn’t working now? What new opportunities or challenges are emerging? Periodicity creates a framework, but the framework needs to flex. High performers don’t rigidly follow a plan that no longer fits. They observe, adjust, and redesign as needed. They treat their seasonal map as a living tool, not a fixed structure.<ul><li>Check in quarterly: Review your seasonal map every few months to see if patterns have shifted or new rhythms have emerged. </li><li>Notice life transitions: New roles, family changes, health shifts, or market changes can alter your energy and activity cycles. </li><li>Stay curious: Ask what’s changing, what’s emerging, and what might need to be adjusted in your approach. </li><li>Redesign when needed: If your old seasonal map no longer fits, create a new one based on current reality, not past patterns. </li><li>Balance structure and flexibility: Use periodicity as a guide and stay adaptive to assess what is working and what is not. (Key: design and adapt, not random, constantly changing)</li></ul>5. Optimize: Continuously refine your approach to maximize results over the seasonOptimizing periodicity means treating it as an ongoing practice, not a one-time exercise. High performers don’t map their seasons once and walk away. They track what works, notice what doesn’t, and refine their approach through the season and again at new seasons. (Note: common global shift points are June, Sept. and Jan). They ask: What did I learn this season? What would I do differently next time? What patterns are becoming clearer? What adjustments would create better results? Optimization is the long game. It’s about getting better at working with your rhythms year after year. Allow time for reflection, analysis, and feedback. Track your energy, activity, and results across seasons. Notice what strategies worked in high seasons and what didn’t. Reflect on whether you used low seasons strategically or let them drift. Identify what you’d change next cycle. The more you practice periodicity, the more precise you become. You learn your own rhythms more deeply. You anticipate shifts more clearly. You design your year with more intention. Periodicity becomes less about reacting to seasons and more about mastering them. It is fascinating what sticks for years and what doesn’t. Also, remember your subconscious mind responds well to habits, systems, and processes, so this is not always about starting over; it is about noticing shifts and adapting so that you maximize and optimize all the seasons as they are built on your key habits, routines, and systems.<ul><li>Track your seasons: Keep notes on what worked, what didn’t, and what you’d adjust next time. </li><li>Reflect after each cycle: At the end of a high or low season, ask what you learned and what you’d do differently. </li><li>Refine your map: Update your seasonal framework based on real data, not assumptions or old patterns. </li><li>Experiment and iterate: Try new strategies in different seasons and see what increases performance or reduces friction. </li><li>Build mastery over time: The longer you practice periodicity, the more skilled you become at designing around your natural rhythms and maximizing results. Reflecting on Your Own Seasons</li></ul>Periodicity isn’t about controlling the seasons. It’s about seeing them clearly and designing around them instead of being surprised by them. As you look toward summer, what patterns are you noticing in your own work? High performers don’t fight the seasons. They recognize them, align with them, leverage them, adapt as they shift, and continuously refine their approach.<h3>To explore your own periodicity, reflect on what’s already working and what feels strained:</h3><ul><li>What strategies or structures are still serving you well? </li><li>What parts of your rhythm feel off or harder than they should? </li><li>What might need to shift or update as you move into summer? </li><li>Where could you create more alignment between your energy, your goals, and the natural rhythm of the season ahead? </li><li>What would become possible if you designed around what’s happening instead of treating every month the same? </li></ul> Periodicity takes practice. As we study, we learn to see our seasons more clearly and design around them with more intention. The work is ongoing, and the refinement continues. Periodicity is a performance tool. The more clearly you see your seasons, the more intentionally you can design around them.

5 Principles for Leveraging Periodicity to Drive Performance

One of the most common values, when working with professionals, is independence. There is a real human tension inside human beings that does not go away just because people are professional, capable, or well-intentioned. We want to be ourselves. We want room to think, decide, move, and work independently. However, most meaningful work does not happen in isolation. It happens inside an ecosystem. It happens in relationship. It happens in shared commitments, shared timing, shared trust, shared pressure, and shared consequence. That is the leadership tension underneath a lot of team dynamics: how do I be me while doing we? How do I honor my independence while also being part of a team, building something strong, and contributing to a healthy culture? How do I empower the team while holding accountability and staying connected to the work I need to know about?Many leaders, fearing being a micromanager, being busy themselves, and believing they are just being trusting, offer excessive independence at the expense of accountability, traction, and results. When they get caught in the press of needed communication, flow and them being accountable to gaps, mistakes, and issues, the dilemma opens for how to hold the standards in while also giving space. There is a fantastic concept and several books that help to offer assistance to this leadership quandary.<h3>The concept: Bound Autonomy.</h3>Book #1: Conversational Intelligence. Judith Glasser, an amazing coach and consultant, gives a guidebook for leaders seeking to shift themselves and others from a ME culture and mindset to a WE culture and mindset. This is a meaty read but packed with tools to lay the foundation for the mindset and tools to lead from WE. Once in this mindset, the question is how to maintain this and teach this to others, so it is a 2-way street. That is what the rest of this article is about.Book #2: Wired for Love. &nbsp;Stan Tatkin writes a modern marriage book with a concept to support a healthy CO relationship. I love extracting this same concept, the couple bubble, beyond marriage into work. The book supports building a secure relationship where people feel protected, prioritized, and safe enough to stay connected under stress. The context is an intimate partnership, but the deeper principle translates well to work because it is still about relationships, agreements, and what it takes for people to function well together. It is still about the balance of being a self while also living inside a shared “we.” The couple bubble is a great way to think about what both sides of the equation need for ultimate WE success.Book #3: Herding Tigers. Todd Henry writes a great book for leading creative, independent professionals. He shares the concept of bounded autonomy, making the case that strong work does not come from vague freedom. It comes from clear expectations, priorities, boundaries, and ownership. Henry later describes bounded autonomy as “freedom within limits,” and says talented people need clear guide rails within which to operate. That is a useful leadership picture because it avoids both overcontrol and underleading. It gives people room to own the work without leaving them in vagueness.Building on Henry’s idea, I love to use the phrase Bound Autonomy (credit, thanks, and adopted from a fellow leader, Pam D.) to capture, summarize, and develop something more dynamic, relational, and cultural. Bound Autonomy is not only about goals, priorities, and accountability. It is also about the agreements, trust, rhythms, and shared expectations that hold a team together. It is autonomy, but autonomy that is bound to the ecosystem. Bound to the team. Bound to the way the work must function when people are not working on islands, but inside an interconnected system. In that sense, Bound Autonomy lives at the intersection of Todd Henry’s bounded autonomy and Stan Tatkin’s couple bubble. It is a great way for leaders to help people be fully themselves while also functioning well inside a shared “we.”<h3>From the Couple Bubble to the Work Bubble</h3>The reason the couple bubble matters in leadership is that it gives language to something many teams feel but do not always know how to describe. In a healthy relationship, the couple bubble is not about control. It is about a shared agreement that protects the connection. It creates a sense of safety, priority, and mutual responsibility. Each person is still an individual, but they are no longer operating as though their choices only affect themselves based on their personal needs, wants, and desires. The relationship becomes a living container that both people help maintain, based on understanding, respecting, and desiring to serve both needs, wants, and desires. Work teams need a version of that too. Not a marriage dynamic, obviously, but a work bubble. A team version of a protected connection. A shared operating agreement that says: this is how we work together, this is how we protect trust, this is how we communicate, this is how we hand things off, this is how we stay aligned when pressure rises, this is how we repair when something gets off. Without that, autonomy becomes easy to misunderstand. People can start treating a deeply interdependent role as though it is only a personal responsibility that is unaffected when living in a silo.Todd Henry’s bounded autonomy gives the structural side of that picture well. It is not “do whatever you want.” It is more like: here is the goal, here are the values, here are the boundaries, here is what success looks like, and within that space, you own the work. That is what makes the idea so useful. It protects creativity and ownership while also providing clarity. &nbsp;Bound Autonomy, as I am using it here, extends that one step further into the relationship and culture. It asks not only, “What are the boundaries of the work?” but also, “What are the relational and cultural agreements that make the work function well on this team?” That is where leadership gets more nuanced. It is not only about giving autonomy. It is about designing the kind of autonomy that works inside an ecosystem. This is what makes it the intersection of the two bubbles as well; it is in that space that there is trust, understanding, co-creation, and partnership. It allows for flow, multiplication, and acceleration. Bound Autonomy is not limited to green lights, checks and balances, and permission-approval gatekeeping. It is mutual care and respect understanding for an ecosystem to thrive; leaders, followers, and the system all have needs and when we operate in the bubble, we have a both-and visibility into the full work and needs. &nbsp;Without that, it provides independence but more of an either-or and limited understanding, with narrow visibility into work. Operating with a Work Bubble creates independent bubbles but the overlap for understanding shared needs, work, and ecosystem.<h3>Here are 5 ways to create this in your work:</h3><ol><li>Build the Work Bubble First If leaders want autonomy and alignment at the same time, they have to start by making the team’s bubble more visible. Many teams are operating with investable agreements that no one has fully named. People know, at least intuitively, that responsiveness matters, that coverage matters, that handoff matters, that trust matters, that how people show up affects the whole group. But if those things stay mostly felt and only partly spoken, people will fill in the gaps with their own assumptions. </li></ol>That is where confusion tends to grow. One person thinks autonomy means, “I manage my work and will get to it when I get to it.” Another thinks autonomy means, “I own my work, and I stay connected enough that the team is not left exposed.” Both people may feel reasonable. The problem is not always bad intent. It is often that the bubble is too implied. Leaders who build strong culture tend to make the invisible more explicit. They help people see the shared container they are operating inside.<ul><li>Name the work bubble. Put language around how the team protects trust, communication, responsiveness, and continuity.</li><li>Clarify the “we.” Help people understand that individual work is happening inside a shared team reality.</li><li>Make the felt agreements spoken and named. If something matters repeatedly, it needs language.</li><li>Reduce assumption drift. The more implied the culture is, the more people define it privately.</li><li>Treat culture as operational. Do not leave it in soft language. Show how it affects execution.</li><li>Co-Design. Who, what, do what, by when, and how will we know.</li></ul>2.&nbsp; Clarify the Guardrails So Autonomy Does Not Turn Into Squishiness &nbsp; Autonomy works best when people know what kind of freedom they have. That is one of the strengths of Todd Henry’s framing. People do not need vague encouragement to “take ownership.” They need clarity around what matters, what the goal is, what success looks like, what values shape the work, and where the boundaries are. Leaders often think they are empowering people when they are leaving too much undefined. That creates more insecurity than freedom. Often, people want to do a good job, so they take it upon themselves to figure it out, not asking questions, getting off on the wrong track, because it feels wrong to ask, good work to struggle through it, personally responsible to just figure it out and do their best, but results in slow, missed execution.Underdefined autonomy tends to produce one of two outcomes. Either people hesitate and wait because they do not want to step wrong, or they move independently in ways that create rework, confusion, or misalignment later. Neither is a sign that autonomy was a bad idea. It usually means the definition and guardrails were not clear enough. Strong leaders do not just hand people freedom. They design freedom in a way that can be used well.<ul><li>Define the goal clearly. People need to know what they are trying to accomplish, not just what task is in front of them.</li><li>Define success visibly. Show what “done well” looks like in practice. Clarify decision rights. Where do they own it fully, and where is alignment needed?</li><li>State the values around the work. The team should know what matters beyond output.</li><li>Use boundaries to strengthen confidence. Clear limits often increase initiative, not reduce it. Where do they have freedom to create versus what are standards, protocols, and baselines?</li></ul>3. Thinking INTERdependently, Not Just Independently One of the more important shifts in team development is moving from a purely individual-performance mindset to an interdependent one. This is where the “me” and “we” tension really shows up. A person can be hardworking, sincere, and responsible, and still be thinking about their role too independently. They are focused on their list, their deliverables, their timeline, their availability, and their interpretation of what counts as done. What they may not yet be seeing is how their role functions inside the larger system. On an interdependent team, work is rarely just about task completion. It is also about tension, rhythm, timing, and position. There is growing awareness of the system and parts beyond the isolated task. It is closer to holding a point in a formation than simply finishing a private assignment. It is closer to rowing in rhythm than just having a paddle in your hand. That does not mean people lose individuality. It means they learn to carry their individuality inside something shared. Bound Autonomy depends on this. Without interdependence, autonomy becomes private. With interdependence, autonomy becomes contribution.<ul><li>Practice system awareness. Help people see how their role affects timing, trust, and flow for others.</li><li>Move from task ownership to ecosystem ownership. “Did I do it?” is not always the whole question.</li><li>Use practical metaphors. Formation, rhythm, handoff, and coverage often explain team dynamics better than abstract language.</li><li>Normalize impact thinking. People need to think beyond intention and into effect.</li><li>Reinforce that autonomy is not isolation. Ownership includes awareness of the larger team.</li></ul>4. Build Communication and Coverage Into the Design of the Team A lot of what gets called a communication breakdown was more of a design breakdown. If the team depends on quick visibility, thoughtful handoff, baseline responsiveness, or coverage during absence, that cannot stay vague. Leaders must build it in. Otherwise, every miss feels personal, every frustration sounds like criticism, and every conversation turns into trying to explain a norm that was never fully established. That is why solid, written, defined onboarding, 30-60-90-day plans, development plans, take-offs, and all matter so much. The more our work becomes highly relational, client-facing, fast-moving, or trust-sensitive, the more these matters, there is less margin for task-only thinking, misunderstandings, and isolation. Bound Autonomy does not mean permanent availability. It means people understand how to manage their independence in a way that does not create avoidable drag for the group.<ul><li>Define communication by function, not preference. What does the team need to stay effective?</li><li>Build coverage norms. If someone is out, how is continuity protected?</li><li>Clarify handoff expectations. Work should not disappear into private ownership.</li><li>Differentiate full presence from baseline visibility. Teams often need degrees of availability, not only all-or-nothing.</li><li>Reduce preventable drag. Good design keeps small absences from becoming systemic stress.</li></ul> Create a Culture of Quick Repair and Shared Accountability Even strong teams will have misses. We are human. There will always be a challenge to balance understanding, functioning, communication, assumptions, and workload. &nbsp;The goal is not flawless communication. The goal is a culture where repair happens before distance grows. This is another reason the couple bubble is such a useful picture. The strength of the bubble is not that stress never enters. It is that the relationship knows how to come back together, protect connection, and reestablish clarity.The same is true at work. Bound Autonomy is strongest where accountability is real but not shaming, where clarity is high but not controlling, and where trust is strong enough that people can address friction without acting like the relationship is collapsing. Leaders set that tone. They help people experience that alignment is not punishment, repair is not weakness, and accountability is not the opposite of autonomy. In strong teams, those things work together.<ul><li>The address misses early. Small confusion gets expensive when left alone.</li><li>Separate correction from accusation. People can hear more when dignity stays intact.</li><li>Make repair normal. Realignment should be part of team health, not a sign of failure.</li><li>Use accountability to protect trust. Teams feel safer when expectations are lived, not only stated.</li><li>Reinforce shared ownership. Everyone helps maintain the bubble, not just the leader. </li></ul><h3>Why Bound Autonomy Matters</h3>A leader’s job is not just to assign work. It is to create the conditions where good work can happen well. That includes performance, yes, but it also includes the relational and cultural design that allows performance to scale, hold, and stay healthy over time. Without a work bubble, people can feel exposed, disconnected, or unsure how much they are supposed to function as an individual versus as part of a team. Without guardrails, autonomy becomes vague. Without trust, alignment starts to feel controlling. Without repair, small misses become bigger relational costs. Bound Autonomy helps hold that tension better. It gives leaders a way to think about autonomy that is not loose and a way to think about culture that is not soft. It helps create what many teams need: safety without softness, accountability without fear, clarity without control, autonomy without chaos, and trust without avoidance. It gives people room to be strong individuals while also functioning well inside a shared “we.”That is often the real work of leadership. Not choosing between autonomy and independence, but building the kind of environment where autonomy and independence can exist at the same time, creating alignment. Reflection and Application<ul><li>Where on your team is autonomy clear, and where is it still too vague? What needs to be named or defined?</li><li>What agreements are currently felt but not clearly named?</li><li>Where are people carrying their role more as a personal task list than as a position inside a larger system?</li><li>What does your team need in terms of responsiveness, handoff, and coverage to function well?</li><li>Where does repair need to happen faster so trust and clarity stay intact? How does this support hold accountability in a healthy, positive, and regular way?</li><li>If you were to describe your team’s work bubble in plain language, what is the bubble, how does it work, and what protects it?</li></ul>Bound Autonomy gives leaders a practical way to think about a tension that shows up on almost every team: how to let people work with independence and real ownership while also building the trust, clarity, and consistency that a strong culture requires. Where does your team need more freedom, and where does it need clearer agreements? Where have expectations stayed too implied? Where might people be carrying their role more independently than the work really allows? The opportunity for leaders is not to tighten control or to back away and hope people figure it out.
