Keys to Lead Well in Complexity&nbsp; In a recent webinar with the NeuroLeadership Institute, David Rock and Matt Levinger explored how leaders work with emotion amid evolving complexity so people can stay adaptive, think clearly, and collaborate, especially in high-stakes, fast-changing environments. It is almost obvious to say that the landscape of work and life is moving faster, with more change and ambiguity than in the past. We can wonder whether this is just a moment in time or our own personal experience, but I would challenge that it is more universal and global than our individual ecosystems.The conversation about emotions is not new. What is changing is the intolerance and reaction when emotions are not handled well. The call for leaders to be more empathetic, transparent, and human-centric has been present for some time. The ongoing question for leaders is how to do this. Does it mean sharing personal feelings? Does it mean sitting in counseling-style conversations where people are crying and processing emotions at work? Is there time and space for that? Is that what people need to do their jobs well? What does emotional awareness mean for both the leader and the follower? The challenge to continue increasing emotional intelligence is not easing. It is intensifying. There is a reason for that.&nbsp;When emotions are ignored or minimized, work slows down, drama increases, and traction is reduced. One way to think about this is through the analogy of a car. A dashboard provides clear indicators. Lights come on when oil needs changing, tire pressure is low, or a system needs attention. These are measurable signals. Leadership has similar indicators: meetings, reports, dashboards, and metrics that tell us whether we are on or off track. What a seasoned driver also pays attention to, often at a subconscious level, is how the car sounds and feels. If it pulls to one side, makes an unfamiliar noise, feels sluggish, or accelerates differently, we notice. We adjust. We investigate. These cues often show up before a dashboard light turns on. That is parallel to emotions. They are less visible, but they can be felt and sensed if we are paying attention. They function as early warning signals, often before more obvious problems appear. This is the value of emotional awareness for leaders at work.This is not about people being emotional or leadership becoming emotional. It is about the state of humans in engagement and their ability to operate “above,” in a clear and productive brain state, or “below,” in a distracted or regressive state due to emotional triggers or undercurrents. When leaders minimize or invalidate the role of emotion in interactions, it is like ignoring the feel or sound of the car until a warning light appears. That is a blind spot. However, when leaders are aware enough to see the emotional landscape that is already operating around them, they can get better results, have less emotional backlash and move exponential faster with better results.&nbsp;Check these three keys for your leadership:&nbsp; 1. Ignoring emotion makes the space unsafeWhen emotion is ignored or mishandled, the space does not stay neutral. It becomes unsafe. Not because people are being dramatic, but because something important is happening in the nervous system that is not being accounted for.The SCARF model helps explain why this matters. SCARF is essentially a framework for what helps the brain feel safe enough to stay in an executive, problem-solving state versus dropping into a limbic fight, flight, or freeze response. When people feel threatened around Status, Certainty, Autonomy, Relatedness, or Fairness (SCARF), they lose access to their best thinking.This is not about leaders needing to acknowledge or process emotions explicitly. It is about understanding that when emotion is activated, people are no longer operating from a neutral place. If leaders ignore that reality, they unintentionally create conditions where people protect themselves, conflict increases, conversations lose clarity, the wrong issues get addressed, or people withdraw and react sideways.It is a leader’s job to pay attention to where people are at, both tactically and emotionally, because it is directly connected to their ability to receive and act on information. Just like a car’s performance. It is not the car’s fault if it is pulling left. That is information telling you the tire pressure is off. A wise driver pauses to understand and realign. The same is true in leadership. This happens not by making someone wrong for their emotions or bluntly calling emotion out, but by noticing the message of the emotion (i.e. fear, anxiety, excitement, protection) and meeting the person where they are. This is not about coddling emotion. It is about acknowledging, normalizing, and accepting it, and then navigating forward from there. &nbsp; Proactively, leaders create safety by paying attention to the emotions they create and elicit through their messages. That is why a leader’s communication deserves intention and preparation. Messages, conversations, and decisions benefit from being run through a SCARF filter. Does this preserve status? Provide as much certainty as possible? Clarify where autonomy exists? Reinforce relatedness? Demonstrate fairness? When leaders do this work, they reduce unnecessary emotional triggers and create space for people to stay engaged and move forward. The opposite is also true. When someone brings emotion and it is minimized, dismissed, or judged, safety drops further. Being told to “get emotions in check” or treated as if emotion is a personal flaw compounds threat rather than reducing it. &nbsp;Ignoring or minimizing emotion does not make it go away. It magnifies and escalates it, making situations and people harder to manage. And when safety drops, progress slows. As leaders, there is not time to be unskillful with emotional navigation. High EI and emotional attunement allow teams to thrive and help leaders catch and course-correct issues early before things go off track.2. Emotional Suppression Limits What Leaders Are Able to SeeMany leaders learn early to minimize their own emotions to stay functional, steady, and decisive. For a long time, this works. It allows leaders to perform under pressure, make hard calls, and keep moving forward when things are uncertain or difficult.A common leadership reflex when emotion shows up is to move people out of it as quickly as possible. Sometimes this looks like reassurance. Sometimes it looks like logic. Sometimes it shows up as a push to stay focused, professional, or productive.What often gets missed is that trying to shut emotion down tends to increase threat rather than reduce it. It can signal that certain experiences are not welcome or that people need to regulate themselves before they can be taken seriously.Working with emotion looks quieter. It is not about amplifying or indulging it. It is the leader’s ability to stay steady in the presence of emotion long enough for the intensity to come down so thinking can return. When people feel understood enough to reorient, they are far more able to engage constructively and move forward.Additionally, when leaders disconnect from their own emotional signals, they often lose the ability to hear what is happening underneath the surface of interactions. Over time, what narrows is not capability, but attunement. The tension beneath the topic or transaction. The hesitation behind resistance, explanation, or silence. The anxiety that has not yet turned into words. These dynamics are rarely visible on the surface, but they are present when a leader allows awareness and listening at the “third level.” Beyond words (level one). Beyond expression and obvious energy (level two). At the essence and invisible emotional layer (level three).For years, leaders were asked to set emotions aside and were often championed for not responding from emotion. Decisions still get made. Progress still happens. But when leaders become tone deaf to this third level of emotion, they lose visibility into what is shaping behavior and, ultimately, outcomes in the room. This layer is tied to motivation, energy, resilience, empathy, understanding, feeling seen and heard, feeling valued, respected, and more. When conversations stay purely transactional, they often land flat and inhuman. Personal emotional suppression does not eliminate emotion from the system. It limits the leader’s ability to read it. People begin to feel used, more like a tool than a person. Leaders miss early indicators that people are hurt, confused, disengaged, or quietly resisting. Awareness at this level starts with leaders being conscious of their own internal signals so they can sense and pick up on those of others. This is not about emotional dumping or excessive expression. It is about emotional awareness, which becomes the gateway to noticing what is happening. When leaders sharpen awareness of their own emotional signals, they are better able to recognize those of their followers and respond with empathy, compassion, and appropriate acknowledgment, paired with artful navigation that honors people while still supporting forward movement and alignment.3. Leaders Trigger Emotion More Than They RealizeMany emotional reactions at work are not about personality. They are responses to conditions leaders create, often unintentionally. Change without context. Ambiguity around roles or decisions. Speed that outpaces people’s ability to orient.Leaders may feel calm and focused internally while activating fear, status threat, or uncertainty in others. This is not about bad intent. It is about impact. Emotional reactions are often signals that something in the environment needs clarification, reassurance, or redesign. When leaders understand this, they stop personalizing reactions and start reading them as information about the system. The challenge is that leaders can end up co-creating emotion and shutdown rather than co-creating solutions and positive movement. People do not think well from a threatened state. When emotional threat is high, thinking narrows, creativity drops, and collaboration becomes harder. When safety is present, people process more clearly, stay open, and engage more fully.Safety is not comfort. It is the absence of unnecessary threat. It is the condition that allows people to contribute without needing to protect themselves first. This is why emotional awareness is not a soft add-on. It is a prerequisite for problem solving and forward progress.Looping back to the first point, when leaders use tools like SCARF, they can check their own thinking to ensure they are communicating in a way that builds safety rather than accidentally challenging or threatening it. Often leaders are focused on many things at once, see more layers and complexity, and miss providing messages that support the person they are communicating with.This is like parenting. A parent may be aware of bills due, a sick family member, and an upcoming challenge, and is communicating urgency to a child to gather things to go to the hospital. In that moment, the leader can influence whether the situation goes better or worse based on how they act in the moment. As leaders, we do not control everything. However, messaging matters. It can provide safety and build alignment so people move together, or it can trigger anxiety, fear, and questions that create the exact resistance leaders often have zero tolerance for in that moment. Leadership is an art. It is a responsibility. It is not easy. But it can be better when done with greater awareness and deliberate intention to be thoughtful, caring, and human centric.Closing ReflectionEmotion is part of the human condition and therefore always part of leadership. It is not something leaders can ignore and still expect clarity, shared meaning, and coherence to emerge. As the fog increases from speed, change, and ambiguity, emotional clarity is needed more than ever. Emotional attunement does not mean leaders need to become more emotional or express everything they feel. It means learning to notice the emotional dynamics that are already shaping the environment.When leaders can see what is rising beneath the surface and respond in ways that preserve safety, people remain cognitively available rather than emotionally hijacked. That awareness supports clearer thinking, stronger collaboration, and more adaptive leadership in complexity. Leaders do not need to be “emotionally led,” but they do need to be present enough to see and sense more, providing a productive and healthy environment for everyone to thrive.

3 Emotional Truths Leaders Cannot Ignore

<h3>What the SCARF model reveals from the NeuroLeadership Institute’s 2025 research</h3>Yesterday (February 2026), I attended a webinar hosted by the NeuroLeadership Institute, where they presented findings from their 2025 research related to the SCARF model. A few years ago, in 2018, I had the pleasure of attending the NeuroLeadership Institute’s Brain-Based Conversational Skills training. That is where David Rock’s SCARF model was introduced, which has since been a useful tool in leadership development and coaching work.SCARF is an excellent framework for understanding five social drivers that can move us from our executive functioning center, where we are clear, thoughtful, and grounded, into a threat response where we are operating “under” stress. That "under state" is where the amygdala takes over and we shift into fight, flight, or freeze. In 2025, the NeuroLeadership Institute revisited SCARF and re-studied the leading drivers across general society. What they discovered was not that SCARF needed to be replaced or expanded. No new variables were required, and none were removed. Instead, what changed was the order of importance. &nbsp;In coaching work, when people are triggered, it is common to see several SCARF domains at play. Additionally, leaders also need to continue to have awareness and directly communicate to hit all drivers to create safety. The assessment is interesting, however, because it highlights the primary drivers that were most sensitive in 2012 compared to how those drivers have reordered in 2025. This 2025 re-polling helps reveal what is changing and what is becoming more important for people, which in turn impacts how leaders communicate and lead effectively.<h3>5 SCARF shifts that help leaders communicate well:</h3>1. Certainty Is No Longer a Motivator, but It Is Still Required Certainty (SCARF): Refers to the brain’s need to predict what will happen and understand what to expect.&nbsp;For years, especially through COVID, certainty was the dominant SCARF driver. Leaders were encouraged to provide clarity, predictability, and reassurance. In seasons of disruption, this helped stabilize people and calm the nervous system. The 2025 research showed something notable. Certainty has now shifted to last in priority. This surprised me as leaders sharing what they DO know is still essential.To be clear, the move to #5 does not mean certainty no longer matters. When certainty is missing, people often experience confusion, anxiety, or distraction as the brain registers a threat. What has changed is its role. Certainty has become a baseline expectation rather than a source of engagement. When it is present, people feel steadier, but not necessarily more motivated.&nbsp;Certainty prevents disruption. It does not create momentum. So, for leaders, providing certainty is a foundation and starting place.2. Certainty and Relatedness Now Function as “Hygiene Factors” (Formerly the top SCARF drivers) Relatedness (SCARF): Refers to the need to feel connected and part of a group. Relatedness shows up through questions like: Am I part of the team? Do I belong here? Am I inside or outside the group? (note: it is related to, but distinct from, status. Status is about whether I matter and whether my role is clear. Relatedness is about whether I fit and am part of the whole.) &nbsp;Certainty and relatedness were the first and second SCARF drivers in 2012. In the 2025 research, both have declined in priority, not because they are unimportant, but because they are now assumed.Along with certainty, relatedness now functions as what motivation research calls a hygiene factor. A hygiene factor prevents dissatisfaction, but it does not create motivation. When certainty or relatedness is missing, people often feel disconnected, distracted, insecure, or threatened. When they are present, people feel more stable and grounded, but not necessarily energized or engaged. These needs support baseline functioning rather than performance fuel. For a long time, relatedness ranked very high. That makes sense. Social media, workplace visibility, and cultural movements heightened awareness around belonging, inclusion, and being seen. There was significant focus on connection, identity, and voice, and relatedness became central to how people experienced work and community.What seems to be shifting now is how people establish safety and clarity under pressure. Relatedness still matters, but it is no longer what people rely on first to stay regulated and able to move forward. As work accelerates, changes faster, and becomes more ambiguous, people have less capacity to hold everything at once. This is not selfishness. It is a necessary focus and self-orientation to stay clear under pressure and change. When things move quickly and feel less predictable, people naturally work to orient themselves first. They want to understand what is happening, where they stand, and what control or influence they have before they can fully orient to others or the broader system. For leaders, this does not mean relatedness disappears. It becomes foundational and often operates in the background. Leaders need to continue to provide relatedness through clear information sharing, inclusion in conversations that affect people, reinforcing team context and shared direction, and maintaining regular points of connection through meetings and collaboration. &nbsp;What has changed is that belonging alone is no longer what helps people stay above, focused, and able to move forward. Fairness, autonomy, and clarity of role now do more of that work, while certainty and relatedness remain essential foundations. Certainty and relatedness create safety. They do not, on their own, create progress.3. Fairness Has Become the Primary Driver of Engagement and SafetyFairness (SCARF): Refers to the perception of fair exchanges and equitable treatment.In 2025, fairness moved to the top of the SCARF priorities and is now the strongest driver overall. It has become the primary motivator shaping whether people stay regulated, engaged, and willing to move forward. This reflects an increased sensitivity to transparency, consistency, and trust in systems. People are less focused on intent and more focused on process. What actually happened. How decisions were made. Whether outcomes were applied consistently. Fairness often shows up internally through questions people are asking, sometimes without naming them directly: Is this fair? Can I trust this system? Do I need to protect or advocate for myself here?When fairness is unclear or inconsistent, the brain registers threat regardless of tone, care, or good intentions. Fairness is not an emotional preference. It is a structural requirement. When people do not trust the process, they cannot stay above. Energy shifts toward vigilance, self-protection, and comparison rather than contribution.For leaders, this is a meaningful shift. Fairness is no longer created primarily through reassurance or relational intent. It is created through design. Clear decision criteria. Transparent processes. Consistent application. Visible logic behind choices. When people can see how decisions are made and understand how standards are applied, the system feels safer, even when outcomes are difficult.This also explains why fairness is now so tightly connected to agency. In environments where trust is lower or systems feel unclear, people become more attuned to whether they have a voice and a way to advocate for themselves. Fairness creates the conditions where people can stay engaged without needing to constantly self-protect. As the new number one driver, fairness is doing more of the work certainty and relatedness used to do. It stabilizes the system, reduces friction, and allows people to stay focused and move forward.4. Autonomy Has Increased as Work Has Become Faster, More Distributed, and Less CentralizedAutonomy (SCARF): Refers to a sense of control over events and choices.Autonomy rose sharply in importance, moving from the lowest SCARF drivers in 2012 to the second highest in 2025. This shift reflects how work has changed. Work is moving faster. People are being asked to perform quickly, adapt in real time, and operate with more ambiguity than in the past. &nbsp;In that environment, autonomy is not about independence for a selfish “my way” sake. It is about orientation and agency. People are trying to answer questions like: What is my role? What is my job? Where do I fit in this system? How am I expected to think and act here? Autonomy helps people locate themselves so they can move forward with clarity rather than hesitation.At an organizational level, autonomy also shows up through broader questions such as: How much authority do I actually have? Where do decisions get made? What am I empowered to decide versus escalate? Am I expected to think independently or simply execute instructions? When these answers are unclear, people slow down, over-check, or disengage, not because they lack motivation, but because they lack permission and clarity.Autonomy also shows up internally through questions like: Do I have a say here? Can I do this in a way that makes sense to me? Are my thinking and approach respected? Am I being asked to move fast and deliver at a high level, but without the trust to execute in a way that fits how I work best? This is not selfishness. It is a practical response to speed, pressure, and constant change. When people can work in ways that align with how they think, they are quicker, more nimble, and more effective.This creates a real tension for leaders. Leaders hold the bigger picture and the broader context. They see risks others cannot yet see. As pace accelerates, leaders are often tempted to reduce variability by telling people how to do the work. From the employee side, this can feel like micromanagement. From the leadership side, it often comes from responsibility, not control. The answer is not less structure. It is a better design. This is why co-designing is essential and part of empowering autonomy and is a needed ingredient in leadership and communication today. &nbsp;Autonomy works best as bounded autonomy. Leaders clarify the why, where, and what matters most, then co-design the how through stronger communication, shared understanding, and explicit agreements. Clear outcomes, clear guardrails, and clear decision rights allow people to move with freedom while staying aligned to the larger direction. In a fast-moving environment, autonomy paired with clarity is what allows people to stay focused, adaptive, and engaged without drifting off course.This tension around autonomy naturally leads into the next SCARF shift around status. As leadership has evolved from a leader above (2.0), to a leader below or in service (3.0), to a leader beside (4.0–5.0), people are no longer just asking what is fair or how much freedom do they have. They are also trying to understand where they stand in the system. What is my role? How do I contribute? How do I add value? Do I matter here? &nbsp;The reordering of SCARF reflects this progression. People are first trying to determine what is fair, then how much agency they have, and then where they fit and how they are seen. Certainty and relatedness remain important foundations underneath, but fairness, autonomy, and status now shape how people orient, engage, and move forward.5. Status Is Rising as People Look for Orientation, Role Clarity, and MeaningStatus (SCARF): Refers to relative importance to others, including role clarity, respect, and value.Status moved upward in the 2025 reordering, shifting from tied for 3–4 in 2012 to #3 in 2025. It is still in the middle of the SCARF priorities, but the upward movement is notable. As work accelerates, roles blur, and change happens faster, people are having a harder time orienting themselves and understanding their place in the system. In the past, status might have been commonly experienced through hierarchy and comparison. For some, that showed up as a sensitivity to feeling talked down to, overlooked, or diminished by title, authority, or ego dynamics. Leaders had to be aware of equalizing or creating space for people (i.e. sit down while talking to someone rather than towering over them).I believe that is still important and there is an additional layer with status. Again, with the speed of things and the leading two factors of fairness and anatomy, I believe status can follow with quieter, internal questions people are carrying: Do I matter here? Is my role clear? Am I seen and valued in this system? These questions are less about being better than others and more about not becoming invisible, interchangeable, or unclear as systems flatten and move faster. &nbsp;To me, this makes sense for status to follow naturally after fairness and autonomy. Once people trust the system and feel they have agency, they still need to understand where they stand and how they contribute. Without that clarity, even well-intended environments can leave people feeling unsettled or unsure of how to engage. This is where leadership posture matters. Leadership has continued to shift from leading above (2.0), to leading in service (3.0), to leading beside (4.0–5.0). In this posture, status is not about leaders minimizing themselves or inflating others. It is about leaders calling people up by clarifying roles, naming contribution, and reinforcing why someone’s work matters to the whole. When fairness and autonomy are in place, status becomes a stabilizing force. It helps people feel oriented rather than lost, confident rather than insecure, and able to partner and move forward in times of change. This helps to give people clarity and confidence which then naturally finishes with certain and relatedness, because those feel a natural progression of safety and security allowing people to self-orient, thrive and elevate.What This Means for Leadership TodayModern leadership is less about calming people through reassurance and more about creating environments that have clarity and support for people to operate at their best.That includes communicating in a way that helps people to understand:<ul><li>Clear decision rights</li><li>Transparent processes</li><li>Explicit expectations</li><li>Meaningful choice in execution</li><li>Fair and visible criteria for performance and opportunity</li></ul>Certainty and belonging remain foundational. But autonomy and fairness are now the primary drivers of ownership, engagement, and sustained performance.This is important not only for work, but drivers show up in families, friendships, and communities as well. These are keys for leadership and communication in general. The reordering helps us to understand the sensitivities and allows for more intentional messaging and responses, rather than reactive ones, across all areas of life.The SCARF model has not changed because human brains have not changed. What has changed is the world leaders are operating in.Leadership today requires less control and more design. Less reassurance and more structural clarity. They reflected broader, shared conditions shaping leadership work right now.Leadership has been evolving alongside the Industrial Revolution 4.0 shift that began in the early 2010s. I began writing about leadership evolution in 2018, developing language and frameworks for changes that were already well underway. In 2020, COVID accelerated that shift. What some experienced as disruption was really acceleration. The change was already happening, but COVID became a season when many more leaders were forced to engage it directly.In 2025, with five years of distance from COVID, the leadership dynamics of this year stood on their own. They were no longer explainable as situational or temporary. The patterns showing up reflected broader, ongoing shifts consistent with Industrial Revolution 4.0, with leadership continuing to evolve inside that reality rather than moving past it.What I refer to as Leadership 4.0 and Leadership 5.0 does not introduce new ideas. Empathy, compassion, agility, simplicity, and people development are familiar concepts. What has changed is the degree to which these capacities are required and integrated at the same time. They are becoming more pronounced and more demanding of attention and mastery, while results are still expected. This past year, 2025, that squeeze was even more evident. Not because leaders were failing, but because the environment continue to ask more of leadership on multiple levels at once.<h3>Here are five shifts to consider as you reflect on 2025 and plan for and navigate them in 2026:</h3><h3>Shift 1: SIMPLICITY – Simplicity Became Necessary to Keep Moving</h3>For many leaders, 2025 carried continued and compounding complexity. Not necessarily chaos, and not for everyone, but layers kept adding. More inputs. More stakeholders. More tools. More decisions. The work itself often was clear yet holding all of it at once absorbed capacity. There was often a desire to move faster and with greater clarity, while simultaneously feeling weighed down. Not because leaders were doing something wrong, but because environments and expectations continued to expand. The accumulation stretched attention and energy, making it harder to move at the pace the moment seemed to require. The mountain analogy applies here. As the climb becomes steeper, the backpack needs to get lighter. Shifting demands made shared focus harder to maintain. Take for example hiring... it was challenging to find a job but also challenging to hire great workers. It felt like it was not a job seeker or hiring market. &nbsp;Take performance as another example... solid results are essential but the ability to drive them is harder to sustain. It often felt like two canoes pulling in opposite directions, making success more challenging. &nbsp;Coherence became less about having a strategy and more about maintaining shared understanding. Shared language. Shared priorities. Shared expectations. Without that, energy scattered even when effort remained high. There is more happening in the “white space” and the art if seeing the invisible and adapting to it because essential. This is why this is an energy shift. Coherence is the ability to take what is and the energy between that and stay in alignment. What once could be absorbed over time now requires earlier attention. This continues to put a greater demand on emotional intelligence and leadership maturity. Not as a soft skill, but as a stabilizing force. Discernment, judgment, self-awareness, and the ability to read situations well became essential to leading effectively at speed. Leading well in this environment required more than decisiveness. Health sensitivities, family demands, emotional fatigue, and long-term stress continued to shape how work was experienced. This was not a contradiction. It was the context. Accountability without compassion fractured trust. Compassion without accountability eroded momentum. Leaders were asked to hold both at once, with less margin for missteps. Not cynicism. Not disengagement. Simply exhaustion. Plans often felt heavy in an environment that continued to shift. It could feel like it didn’t matter if things were just going to change, yet without the planning it feed the unhealthy and toxic reactionary erosion of performance. Operating purely in reaction mode created instability. Planning and reacting began to feel similar when plans could not adapt, even though they are not the same. What is continuing to evolve is a greater need for attunement (awareness) and integration (swift application and adjustment). Awareness of what is changing. Integration of strategy, systems, and daily decisions. Have you ever wondered how leadership development really happens? Is it something people are naturally gifted at, or can it be developed and refined over time?Leadership is something we grow into.
