Overseeing the Work Instead of Connecting ItOne of the easiest places for a leader to get stuck is in a middle space that feels like leadership because they are no longer doing all the work themselves. They are checking in, reviewing progress, watching what is happening, and staying close enough to make sure nothing gets missed. It is responsible and engaged. At this point, however, it can feel confusing to know what their role in the project is, or feel scattered, filling in all the cracks and things that might get dropped. While this matters, it is often more like sitting in the trench than riding at motorcycle level (or at times sitting on the ladder of the trench). This can cause frustration with the levels above. Personally, it can feel challenging and overwhelming to feel responsible for so much, doing some tangible work, and trying to figure out what is a priority.The difference is that the motorcycle is not there simply to watch the work. It has a new job and is there to connect the work. It connects what is happening below to what is needed above, outside, and next. It sees where the work is headed, what it affects, what support is needed, and where things may get stuck. This is where the team might not feel trusted, leaders get accused of micromanagement, etc. This is a misunderstanding of what is happening in the task/motorcycle connection stage. This is not just for the leader to be involved, informed, and central. &nbsp;If a leader stays too close to the work, it slows movement; the purpose is more “check and verify”. It is about alignment and fit with where the work goes outside the trench, and with the task in the first place. It is a type of quality assurance and checks and balances. When the trench and leader stay in connection, work can be accelerated, and results are exponentially better. &nbsp;It is not about approving; it is about fit and acceleration.Motorcycle leadership is not about becoming the gate. It is about helping the work move. It holds the larger view, sees where things are getting stuck, keeps the flow moving across people and priorities, and helps the whole system function better. The problem is that ownership can stop at effort. The list was sent. The task was delegated. The handoff was made. A conversation happened. Then the leader assumes the loop is closed because they did what they were supposed to do.That is often good trench-level leadership, but at the motorcycle level, ownership means ensuring the outcome, not just contributing to the process. It means checking whether something was received, understood, resourced, and completed. It means following up until there is enough clarity to know it landed. The issue is not laziness or lack of care. It is not that you are not capable of doing things on your own, but it is recognizing and valuing the team, different perspectives, and having humility to check for blind spots, shared alignment, and coherence. Additionally, even when a leader has committed to checking their plan, if they do not share it, the lack of communication becomes a gap to the team working around them. They are thinking it, though not saying it. They are trying to lead it, though not communicating it. Then they are surprised when others do not experience them as a leader. It feels competent, helpful, and efficient. That is exactly why it is so easy to keep doing.The problem is that a leader can solve problems and strengthen dependence at the same time. Motorcycle leadership is not about being the one who rescues the work. It is about helping people learn to see more clearly, think more accurately, and respond with stronger judgment. That means asking better questions, helping people notice what they missed, and working with them to build awareness they can use next time. The goal is not simply a solved problem. Absorbing the Work Instead of Communicating UpThis one creates a lot of frustration for helicopter leaders (the next level up) because it is challenging to stay in sync. When a rising leader takes the pressure, carries the work, absorbs the complexity, and stays deep in execution, they may feel fully engaged and highly responsible. This, however, can take the project, task, and information into a vacuum. Work has gone down into the trench and sometimes little is coming back up. &nbsp;From inside the trench, it can feel active and obvious. However, the level above you has no idea what is happening.Motorcycle leadership realizes they are an intersection of work, not a one-way street. &nbsp;Without a two-way street of information, the downstream (your boss, the helicopter level, others waiting for the work) is left waiting and wondering, naturally getting restless. They ask more questions. They circle back. They request updates. They step into details that should already be handled. The rising leader often experiences being questioned, micromanaged, or not trusted. However, if they consider when they delegate something and it goes into the abyss, any leader who owns the outcome will want an update to ensure things are on track. It is not about an absence of trust or micromanaging; it is about fluid and healthy communication to keep things rolling. Motorcycle leadership communicates up and out. It helps the people above feel direction, status, risk, and the plan without having to come down into the trench to find it themselves. When a leader absorbs the work without communicating up, they pull others downward with them.<ul><li>Trench: Carrying the work silently and believing less communication means they have it, and the work will speak for itself</li><li>Motorcycle: Communicating direction, status, risks, and next steps up and down before others have to come looking for them</li><li>Question: How do I absorb the work, versus how can I communicate regularly for all to be empowered?</li></ul>What makes this hard is that many leaders in this stage of growth are doing exactly what made them successful before. They are working hard, helping, solving, staying close, and carrying a lot. Those are not bad instincts. This is a good example, however, of what Marshall Goldsmith talks about in his book, “What got you here won’t get you there.” Those foundational activities are good and important, AND from the motorcycle, more is needed. It is not piling on more; it is elevating and expanding. It is not going faster in 2nd gear; it is shifting to 5th gear. The motorcycle is a role that requires a different level of leadership.Advancing leaders are often highly committed, deeply capable, and sincerely trying. When we notice the patterns of getting pulled back into the trench, the goal is not to judge that, but rather to understand it and identify the new leadership behavior and skill that is needed to elevate and lead from this level.Consider:<ul><li>Where is my leadership most getting pulled back into the trench?</li><li>What does my role at the motorcycle leadership level most need from me?</li><li>What would change if I led more consistently from the motorcycle level?</li></ul>The more clearly the leadership level can be seen, the more intentionally we can rise to meet what the role now requires, the smoother things go, and the sooner you are multiplying yourself and systems. It is a lot of work. It is not simple and does require adapting and constant discernment, humility, self-reflection, and a growth mindset. It is worth it. It is rewarding the more this comes into focus and allows you not only to lead well but to advance others and find a new level of simplicity and flow.

How leaders step out of day-to-day execution and operate at a higher levelOften, urgent work demands keep us working in the trench, even if we want and need to get to a higher level of thinking and planning. It is tactical work that needs to be done, but somehow it never ends. As leaders, this can happen to us and to leaders on the team. The challenge is that when the trench work of execution gets all the attention, we drift from the vision, goals, and strategic work that also need to be led and attended to. We know this is happening when we feel the pressure of more to do, and things are getting done, yet six weeks later, things are looking largely the same. It feels confusing because people are engaged, thoughtful, contributing, and trying. The challenge is that when we are operating close to the task and addressing immediate needs with a lot of effort, elevation stalls. It can seem like a mystery to get enough time and get out of the rat race.The issue is not intelligence, commitment, or care. More often, the issue is that hard-working leaders mistake active thinking for strategic thinking. They believe they are making progress because they are working. Strategic thinking, however, develops differently. It asks for a higher lens, a different level of effort, a serious reflection on what pulls your thinking down, and a deliberate way of operating.<h3>Here are 4 keys to approaching work strategically and not just tactically:</h3>1. Look Beyond What Is Right in Front of You Most leaders are thinking all day long. That is not the issue. The issue is that their thinking stays tied to what is right in front of them. The email that came in. The meeting that needs to happen. The person who is stuck. The timeline that moved. The problem that needs to be solved before the end of the day. That kind of thinking matters. It keeps work moving, but when it becomes the main way a leader operates, it keeps them in the trench, close to the work.The shift starts when a leader steps back and asks bigger questions. What is really going on here? What matters most right now? What is missing? What could this affect next? What larger issue is this part of? That is where the level of thinking starts to change. Without that shift to the bigger picture, a leader can be capable, hardworking, and responsible and still stay tactical and responsive rather than practicing strategic leadership of the whole. It is like looking at your feet while walking rather than looking at where you are walking. Both the short- and long-term lenses are important, but often we default to the short, neglect the long, end up in the urgent, miss the important, and find the hamster wheel.• Challenge: Thinking stays tied to what is urgent, visible, and already in motion. • Upgrade: Expand thinking to include context, implications, timing, and what may not yet be visible. • Question: What is happening beyond the immediate demands? They reflect after a meeting. They notice where they got pulled down into detail. They consider better questions to ask. This all matters, but it alone does not create the change that is needed.Strategic thinking does not usually grow just because you care about it. It grows because you work on it enough for it to start changing how you lead. That means revisiting situations, looking at how you thought, not just how things turned out, and practicing a different level of thinking in real time. It also means taking action, which takes time, energy, and effort. Usually, these items feel like they can wait, which is why they often do not happen. Meeting notes sent out with who will do what, by when, and how we will know. A follow up. A connection. It is the action that closes gaps. It also usually means getting stronger input from outside yourself through reading, coaching, challenge, conversation, or frameworks that help sharpen how you see. Thinking about strategy is not the same as building strategic thinking.• Challenge: The leader likes the idea of strategic thinking but is not really developing the skill. • Upgrade: The leader takes action on the important planning items so that it starts changing meetings, decisions, priorities, and judgment. • Question: What action do I need to take that closes gaps revealed at the big picture level?3. See What Pulls Your Thinking Back Down Even strong leaders have patterns that pull their thinking and activity back down. It might be the lure of pressure, urgency, familiarity, the desire to see progress, or the areas where they feel most competent. Often, working in the trench is more tangible, and working there brings a level of clarity, certainty, and visible progress. Often higher-level thinking feels slower, less clear, or harder to feel confident about in terms of what and why you are doing something.It is difficult for leaders to stay in this important work and not continually get pulled back to the trench. They need to study what they believe about themselves when they do work in the trench versus work that is less tangible. Often, when the pressure and urgency increase, productivity starts to feel like elevation, and the discomfort pushes them back toward the work that feels easier to control. This is a common pattern that, once understood, can help a leader stay at a higher elevation and keep doing important work rather than drifting to reaction, where it feels more defined. This same study works with any behavior. We have our ideal or needed state and the one we drift to. To grow into the ideal or needed state, we have to study why we leave it and the thinking needed to stay present even when it is hard. This will shape your strategic leadership lens underneath the surface.• Challenge: Urgency, over-identifying with being capable, discomfort with ambiguity, and the pull of staying where results come faster. • Upgrade: The leader identifies their defaults and finds ways to catch themselves in real time in order to change course and stay in the strategic mind more than drifting down. • Question: What pulls my thinking and urgency down when the pressure goes up? What do I need to do to help myself stay in what matters and what is truly important?4. Think in Big Picture, Systems, and Priorities This is where strategic thinking becomes easier to recognize. Not all good thinking is strategic thinking. A leader can be sharp, engaged, thoughtful, and hardworking and still be thinking inside a narrow frame.Strategic thinking moves to a different level. It looks at the bigger picture, the system around the issue, and the priorities that matter most. It asks what larger outcome is being created, what is driving the current result, how one decision will affect other people or teams, and what matters most right now. This is where leaders stop confusing busyness with leverage. They begin to see sequence, consequences, and where the real force of the work is sitting. Strategic leaders need to think with these eyes, or people, projects, and systems are not set up for success, people get discouraged, and progress is impaired.• Big picture: The leader steps back from the task and sees the larger aim the work is meant to support. • Systems: The leader sees connections, handoffs, ripple effects, and how one issue touches another. • Priorities: The leader gets clearer on what is truly important versus what is simply loud, visible, or urgent. They delegate active tasks so that things finish together rather than waiting until they understand it and then can delegate it. • Question: Am I responding inside the work, or am I seeing what is shaping the work?When these shifts begin to come together, the change is not usually super visible, but it is felt. The leader is still working, still solving, and still carrying pressure. What changes is the level at which they are doing it and the energy of the leader and the space. Strategic thinking allows the elevation of people, systems, and operations. When we operate too low, we feel stuck on that never ending wheel that seems to just get faster as we get more tired. When strategic thinking is happening, it helps create pause, perspective, planning, working smarter rather than harder, and working with the end in mind rather than reacting. The thinking gets wider. The lens gets higher.
