When leaders hear "be more empathetic, more transparent, more compassionate” or “develop more emotional intelligence", it is easy to hear it as "be more emotional." It is confusing what that means. Are great leaders supposed to be crying in meetings, oversharing personal struggles, or losing composure under pressure? Understandably, it is challenging to identify the balance and the ask. Emotionalism is not what effective leadership looks like or what people need, and it is also not what emotional fluency is.Emotional fluency is about using emotions as a compass, awareness, and data to sense what is invisible so you can lead better. It is expanding your leadership intelligence so that logic is informed by awareness of emotions instead of being separated from it. And this matters because in a lot of corporate environments, emotions get framed as a lack of control. Leaders learn a message early that suppressing emotions seems professional. You stay measured. You stay objective. You do not let feelings cloud your judgment. This happens when people are “emotional”. Emotional fluency and intelligence are developing the range of awareness and attunement to how emotions impact your thoughts, your feelings, and your energy, which then impact how you think, act, and lead. When you ignore emotions, you miss the thoughts, feelings, and energy that are naturally connected to what is happening. Being aware of that gives you access to information you cannot get any other way. It lets you guide yourself and your team toward the awareness you need to be intentional about. That information and balance creates better leadership. This is the emotional economy operating in every team and every organization, whether you acknowledge it or not. Trust, morale, engagement, and psychological safety. These are not soft skills; they are the conditions that determine health and fluidity of work. Ignoring the emotional economy is like pretending money does not matter for living. It does. And how you care for it, your responsibility with it, impacts your options, your choices, and your fluidity in life. The same is true in leadership. When you ignore the emotional economy, there is a price. You work harder. You push more. You miss signals. You end up managing drama, misses, and gaps that could have been prevented.
Here are five ways emotional fluency multiplies your leadership impact.
1. Emotions give you information you cannot get from logic aloneA lot of leaders trust logic because logic feels safer. It is cleaner. It is more objective. It is generally more black and white. It gives you something concrete to stand on. The challenge is that leadership is not concrete. People do not make decisions, follow directions, build trust, handle pressure, or respond to conflict only through logic. Have you heard that most decisions are made emotionally first? There is always more happening under the surface, often that is at an emotional and energetic level.Emotional fluency helps you read that layer. It helps you notice when frustration is pointing to an unmet expectation, when resistance is telling you trust is low, when hesitation is showing you someone is not fully bought in, or when silence is not agreement. This is not about becoming more emotional. It is about becoming more attuned.Emotional awareness gives you access to:

Unmet expectations: Frustration points to where expectations and reality are not aligning. Emotional fluency helps you identify what needs to be clarified or reset.

Trust levels: Resistance often signals trust issues, not disagreement with the idea. Emotional fluency helps you address the relational foundation, not just the content.

Real buy-in: Hesitation in tone or body language shows you where someone is not actually on board, even when they say yes. Emotional fluency helps you surface gaps and questions to get to real alignment.

Clarity gaps: Silence often means a pause to think or understand, a door to confusion, not agreement. Emotional fluency helps you check for understanding instead of assuming alignment.

Early warning signals: Your gut tells you something is off before the data shows it. Emotional fluency helps you act on intuition that guides you toward what needs attention.

It is sensible to stop and ask questions, drive clarity, and connect, personally, relationally, and enterically. This builds a stronger foundation.2. You can see what is happening underneath the surfaceLogic helps you see the task. Emotional fluency helps you see what is happening around the task. The project may be moving, but the team may be tired. The meeting may sound productive, but people may be holding back. Someone may say yes, but their tone may tell you they are not clear, not confident, or not aligned. That is the part many leaders miss. They see the work, but they miss the energy around the work. Emotional fluency helps leaders notice the white space. It is the energy between people, the concern behind the question, the hesitation before the answer, the trust that is either building or eroding while the work continues. That is why this is not soft. It gives you access to what is actually shaping execution. To sense what is happening underneath, emotional awareness helps you read:

Alignment: Energy and words match. When they do not, emotional fluency helps you notice the gap and address what is unresolved.

Engagement versus compliance: Real ownership looks different than going through the motions. Emotional fluency helps you sense when people are truly engaged.

Energy levels: Fatigue shows up in tone and pace before it shows up in performance. Emotional fluency helps you notice when the team needs support or rest.

Relational dynamics: Tension between people shows up in how they interact, even when they stay professional. Emotional fluency helps you address relational strain before it impacts the work.

What people actually need: Sometimes the question is about logistics, but the energy says they need reassurance or clarity about direction. Emotional fluency helps you respond to what they are really asking.

3. What you read early, you can address earlyEmotional fluency gives you the ability to sense shifts before they become problems. Confusion is easier to address than frustration. A small trust issue is easier to repair than a relational breakdown. A concern that gets named early is easier to work through than resistance that shows up after a decision is made. This is where leadership gets easier. When you can sense what is happening early, you can intervene when the fix is still simple. You do not wait for the issue to show up in the metrics or for someone to quit or for conflict to escalate. Also, the longer something is delayed, the more parts there are to rearrange and the more things are impacted. When you address it when it is still a whisper, before it is screaming, it is easier and takes less energy and always for exponential momentum.Early sensing allows you to:

Catch disengagement before it becomes a resignation: Someone is withdrawing, their energy is shifting. Emotional fluency helps you notice and check in before they decide to leave.

Address tension while it is still small: A minor frustration or miscommunication is easier to resolve than full conflict. Emotional fluency helps you name what is happening before it grows.

Surface misalignment before implementation: People agree in the meeting, but emotional fluency helps you sense hesitation and surface real concerns before the plan moves forward.

Repair trust as it is being built: Small moments of follow-through or transparency build trust. Emotional fluency helps you notice when trust is strengthening and when it needs attention.

Support people before they hit burnout: Stress builds gradually. Emotional fluency helps you notice when workload or pressure is becoming unsustainable and intervene with support.

4. People follow leaders who are both clear and humanPeople do not want leaders who are emotionally distant, silent or unstable. They do not want every issue to become a therapy session. They do not want drama, overreaction, oversharing, or emotional chaos. This is why it is not about BEING emotional, rather sensing emotions and being personally emotionally self-aware, because they also do not want to be treated like machines either. People are not cogs. They have their own range of feelings from fear, uncertainty, and disappointment to confidence, loyalty, and trust. When the person they are working for is “real” and “human”, it creates a climate where it is safe for them to be human. A leader does not need to make everything emotional to understand that. This is where emotional fluency strengthens leadership. It helps a leader be genuine and authentic themselves and make space for others to be human as well. This allows leaders to hold standards without treating people inhumanely. It helps a leader stay direct without becoming cold. It helps a leader correct an issue without missing the person sitting in front of them. That balance matters. People are more likely to trust a leader who can be clear and human at the same time.Emotional fluency allows you to:

Hold accountability while protecting dignity: You can name what did not work and what needs to change in a way that holds the standard and honors the person. Emotional fluency helps you deliver truth without shame.

Communicate hard decisions in a way that maintains trust: You do not soften the decision, but you communicate it in a way that people feel respected. Emotional fluency helps you balance clarity with care.

Challenge people toward higher performance while believing in them: The message becomes "I know you are capable of more" instead of pointing out failure. Emotional fluency helps you call people up, not out.

Acknowledge pressure while holding the standard: You can see that someone is overwhelmed and still hold the line on what needs to happen. Emotional fluency helps you balance empathy with expectations.

Stay present when someone is emotional without dismissing them: You do not need to fix their feelings, but you also do not treat emotions as unprofessional. Emotional fluency helps you create space for what someone is experiencing while staying grounded.

5. Leadership moves better when you work with emotional energyThere is emotional energy in every team, every meeting, every decision, and every hard conversation. You can ignore it, but you cannot remove it. When leaders ignore emotional energy, they often end up pushing harder. They repeat themselves more. They clean up more misunderstandings. They get blindsided by defensiveness. They wonder why people are not moving, even when the instructions were clear. The issue is not always the instruction. Sometimes the issue is the energy around the instruction. Emotional fluency helps leaders work with that energy instead of against it. It helps them sense when the room is not aligned, when trust is thin, when someone is overwhelmed, or when the team needs more clarity before they can truly move. That does not make leadership easy. But it does make leadership more fluid. You are not just managing the task. You are reading the conditions that allow people to move with you.Working with emotional energy creates:

Smoother execution through early alignment: You sense when people are not bought in and surface it before the decision is made. This creates less resistance and clearer follow-through.

Clarity that lands the first time: When the emotional conditions are right, people hear what you are saying. The message registers without needing to be repeated.

Better information through psychological safety: When trust is present, people tell you what is happening instead of what they think you want to hear. This gives you more accurate data to lead with.

Faster conflict resolution through root cause awareness: The disagreement is not just about the issue. Emotional fluency helps you see the unmet expectation, the fear, or the miscommunication driving it so you can address what matters.

Sustainable momentum through willing participation: When people feel seen and trust the process, they move with you instead of being pushed. This creates forward motion that lasts.

Building emotional fluency is about seeing more so you can lead better. Emotional fluency is not a soft skill. It is leadership emotional intelligence. It gives you access to information that logic cannot provide. It helps you sense what is happening before it shows up in the data. It allows you to lead with less resistance, less wasted energy, and more trust.Questions to ask yourself:

Where am I sensing something is off, but dismissing it because I do not have data to back it up yet?

When have I caught an early signal and been able to address something before it became a bigger issue?

Where is leadership feeling harder than it needs to, and what might I be missing about the emotional energy in the room?

Do people experience me as clear and human, or am I leaning too far toward one or the other?

What would open up if I started treating emotions as strategic information instead of something to manage or avoid?

Ways to build emotional fluency:

Notice the energy, not just the content: In meetings and conversations, pay attention to what you are sensing that is not being said.

Name emotions more precisely: Instead of "I am frustrated," get specific. Is it disappointment? Resentment? Overwhelm? Precision makes the information more useful.

Trust your gut: When something feels off, do not dismiss it. Get curious about what that sense is signaling.

Ask questions when you sense hesitation or misalignment: "I am sensing some uncertainty. What are you thinking?" opens the door without forcing anything.

Notice where leadership feels easier: That is often a signal that you are working with the emotional layer instead of only relying on logic.

Emotional fluency is not about feeling more. It is about seeing more. And when you see more, you lead better.

5 Ways Emotional Fluency Multiplies Leadership Impact

Today, the speed of work moves at a relentless pace. Even with daily check-ins, frequent conversations, and regular one-on-ones, there is still more. Leaders find themselves having endless conversations, but information still falls in the cracks, not because of lack of effort or communication, but because the sheer velocity of change outpaces traditional coordination methods. Recently, I have found myself frequently recommending a concept called the Friday Report to support leadership on many levels. This is not a report in the traditional sense. This is not about telling what you are doing, proving your worth, or justifying your work. This is about leadership syncing in a world that is moving fast. It creates clarity, alignment, and synergy across the organization. The Friday Report is a thinking tool that creates a window for leaders to connect and collaborate on processing information, identifying patterns, and driving priorities forward. When done well, it is a powerful leadership practice. When done poorly, it becomes just another bureaucratic checkbox. The difference is mindset. Are you showing your thinking, or listing your tasks? Are you creating alignment, or seeking approval? Are you driving clarity forward, or reporting? This is not about trust. It is about velocity. Things are simply moving faster than our traditional communication rhythms were designed to handle. The Friday Report creates a regular cadence where leaders can synchronize their thinking, not just their task lists, but thoughts, patterns, and strategy. It answers the quiet question every leader has: Are we thinking about this the same way? and What is moving and what is not and what are we doing about it?”
Here are seven keys to making the Friday Report a leadership syncing tool, not just a status update:
1. What progressed? List what is moving forward / got driven this week Start with momentum. What progressed? Not your task completion list, but the strategic priorities that moved the needle. This is not about justifying your existence. It is about creating visibility into where energy is flowing productively.Think: “We successfully launched the Blue Ridge pilot with logistics” rather than “I had five meetings about supply chain software.” The first shows leadership thinking. The second shows activity without meaning. This section tells leadership where traction is happening and what is gaining ground. It helps them see what is working and where momentum is building across the organization. What this section creates:

Visibility into strategic progress: Leadership sees where priorities are actually moving, not just where effort is being spent.

Momentum tracking across the organization: When multiple leaders report progress in related areas, leadership can see how initiatives are connecting and building on each other.

Clarity on what is gaining traction: This helps leadership reinforce what is working and allocate resources toward areas that are showing results.

Shared celebration of wins: Progress gets acknowledged and reinforced, which builds morale and focus on what matters.

2. What is stuck? List what is not moving as expected or is taking time This is where honesty becomes leadership currency. What is stuck? What is behind schedule? What is not working as planned? The key here is context, not excuses. You are not confessing failures. You are identifying blockers that may need collaborative problem-solving.This section often reveals systemic issues that affect multiple areas if leadership is paying attention to patterns across reports. When three different leaders are hitting the same blocker, that is not three individual problems. That is one organizational issue that needs leadership attention. Naming what is not moving gives leadership the chance to clear paths, reallocate resources, or shift priorities before small issues become big ones. What this section creates:

Early identification of blockers: Leadership sees where things are stalling and can intervene before the issue escalates.

Pattern recognition across teams: When multiple reports surface the same issue, leadership can address the root cause instead of treating symptoms.

Collaborative problem-solving: Naming what is stuck invites support and resources instead of leaving you to solve it alone.

Realistic expectations: Leadership stays grounded in what is happening, not what they hope is happening.

3. What are you noticing? List what you have an eye on What is on your radar that is not crisis-level yet, but could be? What trends are you noticing? What potential issues are you monitoring? This is your early warning system. It shows you are looking around corners, not just responding to what is directly in front of you.It also gives leadership a chance to say, “Actually, that is not something to worry about” or “Good catch. Let’s get ahead of that.” This section demonstrates that you are not just managing today. You are anticipating tomorrow. It keeps leadership informed about what might be coming so they are not blindsided later. And it creates space for course correction before something becomes urgent. What this section creates:

Early warning signals: Leadership gets advance notice of potential issues before they require emergency response.

Strategic foresight: You demonstrate that you are thinking ahead, not just reacting to what is already on fire.

Opportunity for redirection: Leadership can tell you if something on your radar is worth pursuing or if you can let it go.

Shared situational awareness: Leadership stays informed about emerging trends and risks across the organization.

4. What does that possibly mean? List what you are observing, wondering, patterns you are seeing or dots you are connecting Here is where the real leadership syncing happens. Do not just tell them what is happening. Tell them how you are interpreting what is happening and why. This is where leaders discover whether you are reading between the lines or just checking boxes. It is where misalignment gets caught early. “I am thinking the resistance from Adam on technology investments stems from past IT failures rather than the actual ROI of current proposals. The pattern I am seeing is that every new tool gets questioned regardless of business case strength, which suggests we need to rebuild trust first, not just better justifications.” That kind of insight shows you are not just reporting facts. You are making sense of what is happening and forming strategic hypotheses about how to respond. This section invites leadership to confirm or redirect your thinking. “Actually, I think it is more about cash flow concerns right now” gives you critical redirection before you waste weeks on the wrong strategy. It also shows leadership how you think, which builds trust in your judgment over time. What this section creates:

Alignment on interpretation, not just facts: Leadership sees how you are making sense of what is happening and can course-correct your thinking if needed.

Strategic reasoning visibility: You demonstrate that you are connecting dots and thinking systemically, not just managing tasks.

Faster misalignment correction: Leadership can redirect your focus before you invest time and energy in the wrong direction.

Trust in your judgment: Over time, leadership learns how you think and can rely on your assessment of situations.

5. What are you doing about it? List actions on deck Action without broadcasting helplessness. For the issues you have identified, what is your plan? What are you driving? What have you already set in motion? This is not asking permission. It is showing leadership thinking in action.“I am setting up bi-weekly one-on-ones with Adam, focused on building trust and understanding his concerns,” shows ownership and strategic response. When you need something from leadership, be specific: “I need Mark and Adam in the same room to align on the technology roadmap budget. Their mixed signals are blocking team progress.”This section demonstrates that you are not just identifying problems. You are taking ownership of solutions. It also creates accountability for follow-through. When you say you are doing something, leadership expects to see progress on it in future reports. It also provides space for feedback and collaboration. Ask the question, ” What am I missing? What are you noticing? What else might be important here?” This is a chance to sync, check blind spots, and get another perspective. What this section creates:

Ownership and accountability: You show that you are not just surfacing issues but taking responsibility for driving solutions.

Clear requests for support: When you need something from leadership, you name it specifically so they can act.

Strategic action visibility: Leadership sees that you are not just reacting but executing with intention.

Follow-through tracking: You create accountability for yourself to deliver on what you said you would do.

6. What is coming up next week? List priorities ahead Forward-looking focus. What are your priorities for the week ahead? What is on the horizon that you are preparing for? This creates accountability for your own planning and gives leadership a chance to redirect if your priorities do not match theirs.Better to catch that misalignment on Friday than discover it on Wednesday when you are already deep into execution. This section also helps leadership see how workload and priorities are distributed across the team. If everyone is focused on the same thing, that might be appropriate. Or it might reveal a gap in coverage that needs attention. What this section creates:

Proactive priority alignment: Leadership can redirect your focus before you invest a week in the wrong direction.

Workload visibility across the team: Leadership sees where effort is concentrated and where gaps might exist.

Planning discipline: Writing this section forces you to clarify your own priorities, which makes your week more focused.

Accountability for execution: You set your own expectations publicly, which creates motivation to follow through.

7. What supports this? List numbers and updates where relevant Include the metrics that matter for your domain. Not every metric, just the ones that tell the story of health or concern. For IT leaders: system uptime, project burn rates, and team capacity utilization. For operations: key performance indicators that leadership cares about. For anyone: top-tier customer situations that could escalate.Keep it brief. The numbers should support your narrative, not replace it. If the numbers tell a story that contradicts what you said earlier in the report, that is a flag. Either your interpretation needs adjusting or the numbers need context. This section grounds your strategic thinking in measurable reality. What this section creates:

Data-informed leadership: Numbers provide objective grounding for the strategic narrative you are building.

Early detection of performance trends: Leadership can spot when metrics are trending in the wrong direction before it becomes critical.

Context for decision-making: Numbers alone do not tell the story, but paired with your interpretation, they give leadership what they need to make informed decisions.

Accountability to outcomes: Metrics create visibility into whether strategies are working or need adjustment.

How to use Friday Reports from your team
If you are receiving Friday Reports from your direct reports, resist the urge to read them as status updates. Instead, use them as strategic intelligence.Synthesize, do not just review. Drop them into your AI tool of choice and look for patterns. Are three different people hitting the same blocker? That is a systemic issue you need to address. Are people solving problems you already solved elsewhere? That is a knowledge-sharing gap.Extract key points for your own report. Your Friday Report to your leadership should elevate themes and critical issues from your team’s reports, synthesized through your leadership lens. You are not forwarding their reports. You are translating team-level insights into organizational-level awareness.Act on blockers immediately. When someone surfaces a “what I need from you” item, that is not FYI. That is a request for leadership action. Clear those paths or escalate them in your own report if you cannot.Use it to inform and plan for your one-on-ones or note what needs to be talked about sooner. If someone’s report reveals they are thinking about something completely differently than you expected, that is your agenda for your next conversation. Do not wait. Address the misalignment while it is fresh. What using reports well creates:

Pattern recognition across teams: You see systemic issues that individuals cannot see from their vantage point.

Faster problem resolution: You can clear blockers or escalate issues before they stall progress.

Better use of one-on-one time: Meetings shift from updates to deeper problem-solving and development.

Strategic visibility for your leadership: You can surface team-level insights in your own report, showing you are synthesizing and leading, not just managing.

What a Friday Report is not

This is not a task checklist. If your report reads like “I mowed the grass and trimmed the bush,” you are missing the point entirely. Leadership altitude means focusing on strategy and direction, not activity documentation.

This is not justification for your paycheck. If you are writing defensively, proving you worked hard this week, you are in the wrong mindset. Trust is the foundation. This is about alignment, not proving worth.

This is not “Father, may I?” You are not asking permission for every action or seeking approval retroactively. You are leading and keeping others informed of your leadership decisions and reasoning.

This is not data dumping. Nobody needs your exhaustive project status list. That lives in your project management tools. This is editorial. You are choosing what matters most for leadership awareness. It should be bottom line.

This is not complaining without ownership. If your report is just problems without your thinking or action plans, you are abdicating leadership responsibility. Surface issues, yes, but with your perspective and ownership of next steps.

Why this matters especially nowFor leaders operating in fast-moving and high-performance organizational cultures, family businesses, rapid growth, or transformation environments, the Friday Report becomes a center in the storm. It forces you to take time to clarify your priorities weekly, combating the scatter and reactivity that chaotic environments create. It creates a documentation trail when priorities shift unexpectedly, protecting you against the “new rules you did not know about” syndrome that erodes confidence. It keeps stakeholders aligned on what you are doing without feeling like reporting up for permission, maintaining your leadership autonomy while building trust through transparency. Most importantly, it demonstrates strategic leadership value, not just execution. It shows you are driving outcomes, not just responding to fire drills.Making it work:Cadence matters. Submit by the end of the day Friday or by noon if it needs to roll up to another leader’s report. This creates natural accountability for end-of-week cleanup and next-week planning, a discipline that benefits you as much as anyone reading your report. Meeting efficiency improves. Many leaders find that with solid Friday Reports in place, one-on-ones can shift to more powerful conversations. You are already in sync on the thinking. Meetings become about deeper problem-solving, not basic updates. Integration with your rhythm. This should not feel like extra work. It should feel like capturing the mental processing you are already doing. If you are struggling to write it, that might reveal you have not actually done your own end-of-week synthesis, which is a leadership discipline worth developing regardless. In a world moving this fast, leadership syncing cannot wait for the next scheduled meeting. The Friday Report creates a rhythm that keeps everyone thinking together, catching misalignments early, and maintaining forward momentum even as everything around you shifts. It is not about more communication. It is about better syncing, which is proactive and elevates performance, leadership and results.

7 Keys to Creating a Friday Report for Powerful Leadership Syncing

Wired for Love reframes relationships through the lens of neuroscience and attachment, helping couples understand how the brain is wired for connection and how to build secure, lasting partnerships.Key Concepts • Secure-Functioning Relationships: Healthy relationships are built on mutual care, protection, and shared responsibility. • Attachment Styles: Understanding anchor, island, and wave patterns helps explain behaviors and triggers. • The Couple Bubble: A shared agreement to protect the relationship so both partners feel safe, prioritized, and secure. • Threat and Survival Brain: Conflict often comes from feeling unsafe, not from the issue itself. • Partner-Centered Thinking: Shifting from “me” to “we” strengthens connection and trust. Chapter Breakdown Chapter 1: The Couple Bubble Tatkin introduces the “couple bubble” as a clear, intentional agreement between partners to protect each other and the relationship. It is not assumed, it is built. Inside the bubble, both people know they are safe, prioritized, and not alone when stress or conflict shows up. This reduces defensiveness because neither partner is wondering if they are on their own. The couple bubble works because it addresses the brain’s need for safety. When partners feel protected, they stay in a regulated, connected state. When the bubble is weak or unclear, the brain shifts into threat mode and partners move into self-protection, distancing, or reactivity. This is not about perfection. It is about consistency and repair. The strength of the bubble comes from how quickly partners return to each other after disconnection. How it works in practice: • Partners act as each other’s primary source of safety, especially under stress • Decisions are made with the relationship in mind, not just individual preference • Conflict is handled as a shared problem, not an individual win or loss • Both partners actively protect against outside threats (people, priorities, distractions) How to apply it: • Make it explicit: Have a direct conversation about what protection and support look like for each of you • Prioritize each other publicly and privately: Speak and act in ways that reinforce “we are a team” • Create fast repair habits: Do not let tension sit. Come back, reset, and reconnect • Know each other’s stress signals: Learn what dysregulation looks like and respond with support, not frustration • Hold shared agreements: Define how you handle conflict, decisions, and outside pressures together Leader Action: Identify one way you can actively create safety for your partner this week.Chapter 2: The Warring Brains This chapter explains how the brain shifts into threat mode during conflict. When partners feel unsafe, they react from survival instincts rather than logic. Understanding this helps depersonalize reactions. It is not about winning, but about restoring safety. Leader Action: Notice when your reactions are coming from fear rather than intention.Chapter 3: Know Your Partner Tatkin emphasizes learning your partner’s habits, triggers, and needs. This requires curiosity and attention, not assumptions. The more you understand your partner, the more effectively you can support them. Leader Action: Ask your partner one thoughtful question that helps you understand them better.Chapter 4: Becoming Experts on Each Other Couples are encouraged to become students of each other. This includes preferences, stress responses, and communication styles. Familiarity builds trust and reduces misinterpretation. Leader Action: Write down three things that help your partner feel supported.Chapter 5: Managing Conflict Together Conflict is inevitable, but how it is handled determines the strength of the relationship. Partners must work as a team to regulate emotions and repair quickly. The focus shifts from blame to collaboration. Leader Action: During your next disagreement, prioritize understanding over being right.Chapter 6: Creating Shared Meaning Strong relationships are built on shared values, goals, and purpose. This creates alignment and direction. Couples who define what they stand for together are more resilient. Leader Action: Have a conversation about what you both want your relationship to represent.Actions to Apply • Build daily habits that reinforce safety and trust • Make the couple bubble visible through words and actions • Learn your partner’s stress signals and respond with support • Shift language from individual needs to shared outcomes • Repair quickly after conflict instead of letting distance grow • Be proactive in meeting your partner’s needs • Create rhythms that strengthen connection (check-ins, time together) Leadership Application & Action • Create a “team bubble” by building psychological safety and mutual protection • Address conflict by restoring safety first, not solving the issue immediately • Reinforce shared goals so individuals do not operate in isolation • Lead with awareness of how people respond under stress and perceived threat • Build cultures where people feel prioritized, not expendable Key Quotes • “The couple bubble is a pact to protect each other.” • “You are the expert on your partner.” • “Relationships are not about you; they are about both of you.” • “When partners feel safe, they perform at their best.” Closing & Call to Action Wired for Love is a practical guide to building relationships that are stable, supportive, and secure. The couple bubble is the foundation. When it is strong, everything else becomes easier to navigate. Quick Start • Define what protection looks like in your relationship • Identify one way to reinforce “we” this week • Repair one small disconnect quickly • Reinforce one shared agreement Summary put together and provided by: Christy Geiger | Executive & Leadership Coach | Synergy Strategies | www.synergystrategies.com

Book Overview: Wired for Love (2012) by Stan Tatkin

When your role requires motorcycle leadership, but you get pulled back into the trenchLeadership elevation is part of the shift from leading in the trench of details to leading from a bigger picture. Strategic thinking is part of stepping out of day-to-day execution. The challenge in this growth is that a leader can begin thinking more strategically and still find themselves pulled back into the trench in how they lead, respond, communicate, and carry the work. One of the greatest challenges in leadership growth is figuring out how to get out of the trench and lead from the next level. The Elevation Model helps define work at different levels. The trench is where execution happens. The motorcycle is a higher level of leadership that connects, develops, communicates, and moves the work forward. Advancement in strategic thinking helps to make the pivot from the trench to the motorcycle. Since we have strategic thinking on every level, the shift of what to do to work outside the trench can be difficult to recognize. Often, leaders think they are leading from a higher level than they are. The leadership often looks responsible, engaged, and helpful; however, if leading from the trench, it is too low and misses things. A leader in the trench may be supervising, carrying, staying involved, or overseeing, thus staying too close to execution and missing the strategic motorcycle leadership that is really required from them and adds value to their role.
These six signs help identify the difference between trench and motorcycle leadership:
1. Overseeing the Work Instead of Connecting ItOne of the easiest places for a leader to get stuck is in a middle space that feels like leadership because they are no longer doing all the work themselves. They are checking in, reviewing progress, watching what is happening, and staying close enough to make sure nothing gets missed. It is responsible and engaged. At this point, however, it can feel confusing to know what their role in the project is, or feel scattered, filling in all the cracks and things that might get dropped. While this matters, it is often more like sitting in the trench than riding at motorcycle level (or at times sitting on the ladder of the trench). This can cause frustration with the levels above. Personally, it can feel challenging and overwhelming to feel responsible for so much, doing some tangible work, and trying to figure out what is a priority. The difference is that the motorcycle is not there simply to watch the work. It has a new job and is there to connect the work. It connects what is happening below to what is needed above, outside, and next. It sees where the work is headed, what it affects, what support is needed, and where things may get stuck. If a leader has stepped back from doing, but has not stepped up into connecting, they can look involved while still leading too low.

Trench: Staying near what is visible, checking progress, and overseeing what is already in motion

Motorcycle: Connecting the work to direction, timing, people, pressure points, and what is coming next

Question: Am I more focused on overseeing the work, or am I connecting it to elevate results?

2. Gatekeeping the Work Instead of Moving It ForwardThis is similar but different from point one; it is about movement. A leader is not just a checkpoint to approve, review, weigh in, hold decisions, or position themselves as the authority presence over the work. This is where the team might not feel trusted, leaders get accused of micromanagement, etc. This is a misunderstanding of what is happening in the task/motorcycle connection stage. This is not just for the leader to be involved, informed, and central. If a leader stays too close to the work, it slows movement; the purpose is more “check and verify”. It is about alignment and fit with where the work goes outside the trench, and with the task in the first place. It is a type of quality assurance and checks and balances. When the trench and leader stay in connection, work can be accelerated, and results are exponentially better. It is not about approving; it is about fit and acceleration.Motorcycle leadership is not about becoming the gate. It is about helping the work move. It holds the larger view, sees where things are getting stuck, keeps the flow moving across people and priorities, and helps the whole system function better. A gatekeeper holds the work. A motorcycle leader helps it travel.

Trench: Becoming the approver, checkpoint, or holder of the work

Motorcycle: Creating flow, removing friction, and helping the work move across the system

Question: How am I acting like the gate, versus how am I helping the work move forward?

3. Monitoring Effort Instead of Owning the OutcomeMany strong leaders in the transition from trench to motorcycle work hard, show up, contribute, and follow through on their part. The problem is that ownership can stop at effort. The list was sent. The task was delegated. The handoff was made. A conversation happened. Then the leader assumes the loop is closed because they did what they were supposed to do.That is often good trench-level leadership, but at the motorcycle level, ownership means ensuring the outcome, not just contributing to the process. It means checking whether something was received, understood, resourced, and completed. It means following up until there is enough clarity to know it landed. The issue is not laziness or lack of care. It is underestimating what ownership requires at a higher level.

Trench: Measuring ownership by effort, contribution, or handoff

Motorcycle: Staying with the work long enough to ensure the outcome is actually secured

Question: Where do I contribute and stop versus ensure the project is completed per requirements?

4. Internal Thinking Instead of External CommunicationMany well-meaning leaders carry their leadership internally. They are doing their best to think ahead, notice concerns, watch for risk, and try to hold a bigger picture. The struggle is that when this is held internally, it is limited to their perspective and understanding. You know the saying, there is no I in team. It is not that you are not capable of doing things on your own, but it is recognizing and valuing the team, different perspectives, and having humility to check for blind spots, shared alignment, and coherence. Additionally, even when a leader has committed to checking their plan, if they do not share it, the lack of communication becomes a gap to the team working around them. They are thinking it, though not saying it. They are trying to lead it, though not communicating it. Then they are surprised when others do not experience them as a leader. Leaders communicate before, during, and after. At the motorcycle level, communication is part of leadership. Direction, ownership, risk, clarity, and movement need to become visible enough for others to feel them. This is not about self-doubt, reassurance, or self-promotion. It is about synergy and alignment with people above, beside, and below to be on the same page, catch blind spots, and know what is happening, what matters, and what comes next. Leadership that stays mostly internal may feel very real to the leader and still be almost invisible to everyone else.

Trench: Thinking, carrying, and managing leadership mostly inside your own head

Motorcycle: Communicating direction, concerns, ownership, and movement clearly enough for others to confirm, align, and track with it

Question: Where is my communication internal versus where can it increase to get more synergy?

5. Fixing the Work Instead of Teaching People to SeeThis is one of the most challenging shifts because fixing works. There are high demands, short timelines, and work that just needs to get done. Often, the fastest solution is for the leader to step in, solve the issue, get things back on track, and keep everything moving. It feels competent, helpful, and efficient. That is exactly why it is so easy to keep doing. The problem is that a leader can solve problems and strengthen dependence at the same time. Motorcycle leadership is not about being the one who rescues the work. It is about helping people learn to see more clearly, think more accurately, and respond with stronger judgment. That means asking better questions, helping people notice what they missed, and working with them to build awareness they can use next time. The goal is not simply a solved problem. The goal is to build more capable people and teams.

Trench: Stepping in quickly to fix, rescue, or take over

Motorcycle: Teaching people how to see, think, and respond with more ownership and awareness

Question: Where do I solve, and rescue, versus how can I help the team to grow their ability to solve it?

6. Absorbing the Work Instead of Communicating UpThis one creates a lot of frustration for helicopter leaders (the next level up) because it is challenging to stay in sync. When a rising leader takes the pressure, carries the work, absorbs the complexity, and stays deep in execution, they may feel fully engaged and highly responsible. This, however, can take the project, task, and information into a vacuum. Work has gone down into the trench and sometimes little is coming back up. From inside the trench, it can feel active and obvious. However, the level above you has no idea what is happening.Motorcycle leadership realizes they are an intersection of work, not a one-way street. Without a two-way street of information, the downstream (your boss, the helicopter level, others waiting for the work) is left waiting and wondering, naturally getting restless. They ask more questions. They circle back. They request updates. They step into details that should already be handled. The rising leader often experiences being questioned, micromanaged, or not trusted. However, if they consider when they delegate something and it goes into the abyss, any leader who owns the outcome will want an update to ensure things are on track. It is not about an absence of trust or micromanaging; it is about fluid and healthy communication to keep things rolling. Motorcycle leadership communicates up and out. It helps the people above feel direction, status, risk, and the plan without having to come down into the trench to find it themselves. When a leader absorbs the work without communicating up, they pull others downward with them.

Trench: Carrying the work silently and believing less communication means they have it, and the work will speak for itself

Motorcycle: Communicating direction, status, risks, and next steps up and down before others have to come looking for them

Question: How do I absorb the work, versus how can I communicate regularly for all to be empowered?

What makes this hard is that many leaders in this stage of growth are doing exactly what made them successful before. They are working hard, helping, solving, staying close, and carrying a lot. Those are not bad instincts. This is a good example, however, of what Marshall Goldsmith talks about in his book, “What got you here won’t get you there.” Those foundational activities are good and important, AND from the motorcycle, more is needed. It is not piling on more; it is elevating and expanding. It is not going faster in 2nd gear; it is shifting to 5th gear. The motorcycle is a role that requires a different level of leadership.Advancing leaders are often highly committed, deeply capable, and sincerely trying. When we notice the patterns of getting pulled back into the trench, the goal is not to judge that, but rather to understand it and identify the new leadership behavior and skill that is needed to elevate and lead from this level.Consider:

Where is my leadership most getting pulled back into the trench?

What does my role at the motorcycle leadership level most need from me?

What would change if I led more consistently from the motorcycle level?

The more clearly the leadership level can be seen, the more intentionally we can rise to meet what the role now requires, the smoother things go, and the sooner you are multiplying yourself and systems. It is a lot of work. It is not simple and does require adapting and constant discernment, humility, self-reflection, and a growth mindset. It is worth it. It is rewarding the more this comes into focus and allows you not only to lead well but to advance others and find a new level of simplicity and flow.

6 Signs You Are Leading from the Trench

How leaders step out of day-to-day execution and operate at a higher levelOften, urgent work demands keep us working in the trench, even if we want and need to get to a higher level of thinking and planning. It is tactical work that needs to be done, but somehow it never ends. As leaders, this can happen to us and to leaders on the team. The challenge is that when the trench work of execution gets all the attention, we drift from the vision, goals, and strategic work that also need to be led and attended to. We know this is happening when we feel the pressure of more to do, and things are getting done, yet six weeks later, things are looking largely the same. It feels confusing because people are engaged, thoughtful, contributing, and trying. The challenge is that when we are operating close to the task and addressing immediate needs with a lot of effort, elevation stalls. It can seem like a mystery to get enough time and get out of the rat race. The issue is not intelligence, commitment, or care. More often, the issue is that hard-working leaders mistake active thinking for strategic thinking. They believe they are making progress because they are working. Strategic thinking, however, develops differently. It asks for a higher lens, a different level of effort, a serious reflection on what pulls your thinking down, and a deliberate way of operating.
Here are 4 keys to approaching work strategically and not just tactically:
1. Look Beyond What Is Right in Front of You Most leaders are thinking all day long. That is not the issue. The issue is that their thinking stays tied to what is right in front of them. The email that came in. The meeting that needs to happen. The person who is stuck. The timeline that moved. The problem that needs to be solved before the end of the day. That kind of thinking matters. It keeps work moving, but when it becomes the main way a leader operates, it keeps them in the trench, close to the work. The shift starts when a leader steps back and asks bigger questions. What is really going on here? What matters most right now? What is missing? What could this affect next? What larger issue is this part of? That is where the level of thinking starts to change. Without that shift to the bigger picture, a leader can be capable, hardworking, and responsible and still stay tactical and responsive rather than practicing strategic leadership of the whole. It is like looking at your feet while walking rather than looking at where you are walking. Both the short- and long-term lenses are important, but often we default to the short, neglect the long, end up in the urgent, miss the important, and find the hamster wheel.• Challenge: Thinking stays tied to what is urgent, visible, and already in motion. • Upgrade: Expand thinking to include context, implications, timing, and what may not yet be visible. • Question: What is happening beyond the immediate demands? What needs to be prepared for?2. Take Action to Create Change Another pattern that shows up when leaders want to be more strategic is that they accidentally stop at awareness. They reflect after a meeting. They notice where they got pulled down into detail. They consider better questions to ask. This all matters, but it alone does not create the change that is needed.Strategic thinking does not usually grow just because you care about it. It grows because you work on it enough for it to start changing how you lead. That means revisiting situations, looking at how you thought, not just how things turned out, and practicing a different level of thinking in real time. It also means taking action, which takes time, energy, and effort. Usually, these items feel like they can wait, which is why they often do not happen. Meeting notes sent out with who will do what, by when, and how we will know. A follow up. A connection. It is the action that closes gaps. It also usually means getting stronger input from outside yourself through reading, coaching, challenge, conversation, or frameworks that help sharpen how you see. Thinking about strategy is not the same as building strategic thinking.• Challenge: The leader likes the idea of strategic thinking but is not really developing the skill. • Upgrade: The leader takes action on the important planning items so that it starts changing meetings, decisions, priorities, and judgment. • Question: What action do I need to take that closes gaps revealed at the big picture level?3. See What Pulls Your Thinking Back Down Even strong leaders have patterns that pull their thinking and activity back down. It might be the lure of pressure, urgency, familiarity, the desire to see progress, or the areas where they feel most competent. Often, working in the trench is more tangible, and working there brings a level of clarity, certainty, and visible progress. Often higher-level thinking feels slower, less clear, or harder to feel confident about in terms of what and why you are doing something. It is difficult for leaders to stay in this important work and not continually get pulled back to the trench. They need to study what they believe about themselves when they do work in the trench versus work that is less tangible. Often, when the pressure and urgency increase, productivity starts to feel like elevation, and the discomfort pushes them back toward the work that feels easier to control. This is a common pattern that, once understood, can help a leader stay at a higher elevation and keep doing important work rather than drifting to reaction, where it feels more defined. This same study works with any behavior. We have our ideal or needed state and the one we drift to. To grow into the ideal or needed state, we have to study why we leave it and the thinking needed to stay present even when it is hard. This will shape your strategic leadership lens underneath the surface.• Challenge: Urgency, over-identifying with being capable, discomfort with ambiguity, and the pull of staying where results come faster. • Upgrade: The leader identifies their defaults and finds ways to catch themselves in real time in order to change course and stay in the strategic mind more than drifting down. • Question: What pulls my thinking and urgency down when the pressure goes up? What do I need to do to help myself stay in what matters and what is truly important?4. Think in Big Picture, Systems, and Priorities This is where strategic thinking becomes easier to recognize. Not all good thinking is strategic thinking. A leader can be sharp, engaged, thoughtful, and hardworking and still be thinking inside a narrow frame.Strategic thinking moves to a different level. It looks at the bigger picture, the system around the issue, and the priorities that matter most. It asks what larger outcome is being created, what is driving the current result, how one decision will affect other people or teams, and what matters most right now. This is where leaders stop confusing busyness with leverage. They begin to see sequence, consequences, and where the real force of the work is sitting. Strategic leaders need to think with these eyes, or people, projects, and systems are not set up for success, people get discouraged, and progress is impaired.• Big picture: The leader steps back from the task and sees the larger aim the work is meant to support. • Systems: The leader sees connections, handoffs, ripple effects, and how one issue touches another. • Priorities: The leader gets clearer on what is truly important versus what is simply loud, visible, or urgent. They delegate active tasks so that things finish together rather than waiting until they understand it and then can delegate it. • Question: Am I responding inside the work, or am I seeing what is shaping the work? When these shifts begin to come together, the change is not usually super visible, but it is felt. The leader is still working, still solving, and still carrying pressure. What changes is the level at which they are doing it and the energy of the leader and the space. Strategic thinking allows the elevation of people, systems, and operations. When we operate too low, we feel stuck on that never ending wheel that seems to just get faster as we get more tired. When strategic thinking is happening, it helps create pause, perspective, planning, working smarter rather than harder, and working with the end in mind rather than reacting. The thinking gets wider. The lens gets higher. The work gets more intentional.

Where does your thinking stay too close to the immediate?

What keeps pulling it back down?

Where do you need a bigger lens?

What would change if you stayed there longer?

Strategic thinking strengthens the more you practice it. The more you learn to see, the more you begin to lead differently.

4 Ways to Build Strategic Thinking When Tactical Work Keeps Pulling You Back

Opening Summary
Extreme Ownership establishes a clear leadership standard: leaders take full responsibility for results, both good and bad, and lead with clarity, discipline, and accountability. The book translates combat leadership principles into practical applications for business and organizational leadership.
Key Concepts
• Extreme Ownership. Leaders own everything in their world, including outcomes, communication, and team performance • No Bad Teams, Only Bad Leaders. Team success is a direct reflection of leadership effectiveness • Believe in the Mission. Leaders must fully understand and believe in the mission to lead others effectively • Check the Ego. Ego disrupts decision-making, learning, and collaboration • Prioritize and Execute. Leaders must identify what matters most and act with focus and discipline • Decentralized Command. Empowered teams perform best when leaders provide clear intent and trust execution
Chapter Breakdown
Chapter 1: Extreme Ownership This chapter introduces the foundational principle that leaders must take full responsibility for everything within their scope. Blame, excuses, and externalizing problems weaken leadership effectiveness and stall progress. Ownership shifts focus from fault to solution, which creates movement and accountability. Leaders set the tone by how they respond to failure and pressure. When leaders take ownership, teams begin to mirror that behavior. This creates a culture of accountability and trust. Leader Action: Identify one current issue and take full ownership without assigning blameChapter 2: No Bad Teams, Only Bad Leaders Performance differences between teams often come down to leadership, not talent. Leaders influence morale, standards, and execution. A change in leadership can quickly shift team outcomes without changing personnel. This reinforces that leadership behavior directly shapes results. Leaders must assess themselves first before evaluating the team. Ownership at the leadership level creates alignment and improved performance. Leader Action: Evaluate a struggling area and ask what leadership adjustment is neededChapter 3: Believe Leaders must fully understand and believe in the mission before expecting their team to commit. If leaders have doubts, those gaps will surface in communication and execution. It is the leader’s responsibility to resolve questions and gain clarity. Belief strengthens conviction and alignment across the team. Without it, teams operate with hesitation or confusion. Strong belief creates unified effort. Leader Action: Clarify the “why” behind your current priorities and ensure you fully support themChapter 4: Check the Ego Ego interferes with leadership by limiting openness, collaboration, and learning. Leaders must recognize when ego is influencing decisions or reactions. Humility allows for better input, stronger relationships, and improved outcomes. Ego often shows up as defensiveness or the need to be right. Effective leaders prioritize results over personal validation. Removing ego strengthens team cohesion. Leader Action: Notice one situation where ego may be present and choose a more open responseChapter 5: Cover and Move Team success depends on collaboration and mutual support. Silos weaken organizations and create inefficiencies. Leaders must ensure teams are aligned and working toward shared goals. Communication and coordination are essential to effective teamwork. Supporting one another leads to stronger outcomes. Leaders are responsible for reinforcing this mindset. Leader Action: Identify where teams are disconnected and create a point of alignmentChapter 6: Keep It Simple Complexity creates confusion, especially under pressure. Leaders must simplify plans and communication so teams can execute effectively. Clear and concise direction improves understanding and performance. Simplicity ensures that everyone is aligned on priorities. Repetition is often necessary to reinforce clarity. Leaders must consistently communicate in a way that is easy to follow. Leader Action: Simplify one current plan or message to its most essential componentsChapter 7: Prioritize and Execute When multiple challenges arise, leaders must slow down, assess, and prioritize. Trying to solve everything at once leads to failure. Effective leaders focus on the highest priority, execute, and then reassess. This creates order in chaotic situations. Discipline in prioritization leads to better outcomes. Leaders guide teams through uncertainty by maintaining focus. Leader Action: List current priorities and focus on executing the most important one firstChapter 8: Decentralized Command Leaders cannot control every detail, so teams must be empowered to act. Decentralized command allows individuals at all levels to make decisions aligned with the mission. This requires clear communication, trust, and competence. Leaders provide intent while teams execute. Empowerment increases speed and effectiveness. Strong teams operate independently within an aligned direction. Leader Action: Delegate a decision with clear intent and allow the team to execute
Actions to Apply
• Take ownership of one unresolved issue and define your next step • Clarify the top three priorities for the week and communicate them clearly • Ask your team to repeat back expectations to ensure understanding • Identify where communication may be unclear and simplify it • Replace blame language with solution-focused language • Create alignment across teams by reinforcing shared goals • Reflect on where ego may be impacting leadership decisions • Empower one team member with clear intent and accountability
Leadership Application & Action
• Build a culture where accountability starts with leadership • Align teams around a shared mission rather than individual goals • Create clear communication rhythms to reinforce priorities • Develop leaders at every level through trust and ownership • Strengthen decision-making by focusing on priorities and clarity • Remove silos by reinforcing collaboration across departments • Encourage proactive problem-solving rather than reactive responses
Key Quotes
• “Leaders must own everything in their world.” • “There are no bad teams, only bad leaders.” • “Discipline equals freedom.” • “Implementing extreme ownership requires checking your ego and operating with humility.”
Closing & Call to Action
Extreme Ownership reinforces that leadership is not about control or authority, but about responsibility and clarity. When leaders take ownership, they create environments where teams can perform, adapt, and succeed.• Choose one area where results are not where you want them to be • Take full ownership of that area today • Clarify the priority and communicate it simply • Empower your team to act with confidence • Follow through with consistencySummary put together and provided by: Christy Geiger | Executive & Leadership Coach | Synergy Strategies | www.synergystrategies.com
